As Nazi tanks were closing in on Bordeaux, Sousa Mendes and his team worked around the clock for ten days and nights, barely stopping to sleep, just issuing visas and stamping pieces of paper. Sousa Mendes issued thousands of visas before collapsing from exhaustion. The Portuguese government – which had little desire to accept any of these refugees – sent agents to escort the disobedient consul back home, and fired him from the foreign office. Yet officials who cared little for the plight of human beings nevertheless had deep respect for documents, and the visas Sousa Mendes issued against orders were respected by French, Spanish and Portuguese bureaucrats alike, spiriting up to 30,000 people out of the Nazi death trap. At the end of the day, the best way to respect and reward the A players on your team is to surround them with other A players. This is how you attract more A players. And it means you must invest as much energy into hiring as you expect the team to invest in their jobs. You cannot expect someone to keep giving all of themselves if you put someone alongside them who isn’t willing to do the same. You need to be as unreasonable in how you build your team as you are in how you build your product or experience. It’s also why you’ve got to hire slow. Over what time frame?” The answers to these precise questions won’t settle the matter, but they will reveal the thinking behind the conclusion so it can be probed and tested. Since Socrates, good teachers have practiced precision questioning, but still it’s often not used when it’s needed most. Imagine how events might have gone if the Kennedy team had engaged in precision questioning when planning the Bay of Pigs invasion: “So what happens if they’re attacked and the plan falls apart?” “They retreat into the Escambray Mountains, where they can meet up with other anti-Castro forces and plan guerrilla operations.” “How far is it from the proposed landing site in the Bay of Pigs to the Escambray Mountains?” “Eighty miles.” “And what’s the terrain?” “Mostly swamp and jungle.” “So the guerrillas have been attacked. The plan has fallen apart. They don’t have helicopters or tanks. But they have to cross eighty miles of swamp and jungle before they can begin to look for shelter in the mountains? Also left behind by the attackers were the names or nicknames of the programmers who had written the scripts and developed the encryption algorithms and other infrastructure used by Flame. The names appeared in the source code for some of the tools they developed. It was the kind of mistake inexperienced hackers would make, so the researchers were surprised to see it in a nation-state operation. By late March 1945, Colonel Trichel, chief of U.S. Army Ordnance, Rocket Branch, had dispatched his team to Europe. Likewise, U.S. Naval Technical Intelligence had officers in Paris preparing for its own highly classified hunt for any intelligence regarding the Henschel Hs 293, a guided missile developed by the Nazis and designed to sink or damage enemy ships. The U.S. Army Air Forces (AAF) were still heavily engaged in strategic bombing campaigns, but a small group from Wright Field, near Dayton, Ohio, was laying plans to locate and capture Luftwaffe equipment and engineers. Spearheading Top Secret missions for British intelligence was a group of commandos called 30 Assault Unit, led by Ian Fleming, the personal assistant to the director of British naval intelligence and future author of the James Bond novels. Sometimes, the members of these parallel missions worked in consort with CIOS officers in the field.

Chelsea loved to play the potentially bi-curious card, even though everyone knew she liked boys far too much to go to bat for the other team. "Gross!" cried Claire, who wasn't pretending at all. Claire hated it when the conversation deviated too far off her straight and narrow path. The operative word being straight. "Don't worry, Claire-bear," Chelsea soothed condescendingly. "I'm not going to hook up with Jules." She wrapped her arm around Claire's waist and then said suggestively in he ear, "I'm much more likely to make a move on you." "Eww!" Claire shrieked, shoving Chelsea away. "Get away from me!" "Leave her alone, Chels," Jules interrupted. "Or you're gonna make her start her 'It's Adam and Eve not Adam and Steve' speech. And sorry, Claire, but none of us really want to hear that." Jay pulled Violet close to him as they listened to the familiar, playful bantering. He slid his arm around her waist from behind, and let his lips gently tease her earlobe while no one was paying attention to the two of them. Violet wanted to turn around right there, in his arms, and forget this whole dance thing altogether. "Hey!" Chelsea's voice interrupted them, and Violet jumped a little, realizing that everyone was staring at them. "Did you hear me?" Violet leaned forward on her crutches and away from Jay, still feeling bemused by the close and intimate contact. "What?" she asked, trying to focus on what had been said. "I said, 'I gotta pee.' Let's go to the bathroom," Chelsea repeated as if Violet were some sort of imbecile, incapable of understanding normal human speech. "Keep it up, Chels, and none of us is gonna want to hook up with you tonight," Violet promised jokingly. Chelsea grinned at Violet. "I like the way you think, Violet Ambrose. Maybe you'll be the lucky girl I choose.' And then she turned to Jay. "Don't worry, I've got her from here," Chelsea announced. Jules and Claire followed. Violet laughed and glanced back at him. "I'll only be a few." Jay gave her a skeptical look that no one else would have even noticed, as he assessed the three girls who would be escorting Violet. And then he finally nodded. "Okay, I'm gonna show these guys my car." He was beaming again. "I'll be right outside, but I won't be long." Violet did her best to keep up with the trio ahead of her, but it was hard on one high heel and two crutches. Finally she yelled at them exasperatedly, "If you guys don't wait, I'm not going!" They all three stopped and turned around. Chelsea tapped her lovely silver shoe impatiently. "Hurry up, Violet, or I swear I'll take you off my list.

1. Question every requirement. Each should come with the name of the person who made it. You should never accept that a requirement came from a department, such as from “the legal department” or “the safety department.” You need to know the name of the real person who made that requirement. Then you should question it, no matter how smart that person is. Requirements from smart people are the most dangerous, because people are less likely to question them. Always do so, even if the requirement came from me. Then make the requirements less dumb. 2. Delete any part or process you can. You may have to add them back later. In fact, if you do not end up adding back at least 10% of them, then you didn’t delete enough. 3. Simplify and optimize. This should come after step two. A common mistake is to simplify and optimize a part or a process that should not exist. 4. Accelerate cycle time. Every process can be speeded up. But only do this after you have followed the first three steps. In the Tesla factory, I mistakenly spent a lot of time accelerating processes that I later realized should have been deleted. 5. Automate. That comes last. The big mistake in Nevada and at Fremont was that I began by trying to automate every step. We should have waited until all the requirements had been questioned, parts and processes deleted, and the bugs were shaken out. The algorithm was sometimes accompanied by a few corollaries, among them: All technical managers must have hands-on experience. For example, managers of software teams must spend at least 20% of their time coding. Solar roof managers must spend time on the roofs doing installations. Otherwise, they are like a cavalry leader who can’t ride a horse or a general who can’t use a sword. Comradery is dangerous. It makes it hard for people to challenge each other’s work. There is a tendency to not want to throw a colleague under the bus. That needs to be avoided. It’s OK to be wrong. Just don’t be confident and wrong. Never ask your troops to do something you’re not willing to do. Whenever there are problems to solve, don’t just meet with your managers. Do a skip level, where you meet with the level right below your managers. When hiring, look for people with the right attitude. Skills can be taught. Attitude changes require a brain transplant. A maniacal sense of urgency is our operating principle. The only rules are the ones dictated by the laws of physics. Everything else is a recommendation

There has been so much misinformation spread about the nature of this interview that the actual events that took place merit discussion. After being discreetly delivered by the Secret Service to the FBI’s basement garage, Hillary Clinton was interviewed by a five-member joint FBI and Department of Justice team. She was accompanied by five members of her legal team. None of Clinton’s lawyers who were there remained investigative subjects in the case at that point. The interview, which went on for more than three hours, was conducted in a secure conference room deep inside FBI headquarters and led by the two senior special agents on the case. With the exception of the secret entry to the FBI building, they treated her like any other interview subject. I was not there, which only surprises those who don’t know the FBI and its work. The director does not attend these kinds of interviews. My job was to make final decisions on the case, not to conduct the investigation. We had professional investigators, schooled on all of the intricacies of the case, assigned to do that. We also as a matter of procedure don’t tape interviews of people not under arrest. We instead have professionals who take detailed notes. Secretary Clinton was not placed under oath during the interview, but this too was standard procedure. The FBI doesn’t administer oaths during voluntary interviews. Regardless, under federal law, it would still have been a felony if Clinton was found to have lied to the FBI during her interview, whether she was under oath or not. In short, despite a whole lot of noise in the media and Congress after the fact, the agents interviewed Hillary Clinton following the FBI’s standard operating procedures.

I went to college right out of high school, but did not finish. Sometimes I regret that. Now that I am out, I could really use the degree. Even if you think you will retire from the service, like I did, there is life after the military. I joined at 24 years old. I had some mental maturity over my teammates due to joining later. I also got to enjoy my youth. One thing about being a SEAL, you age fast. I was only in for eleven years, but I spent over half that time in a combat zone. Unlike other combat units, SEALs in a combat zone are operating. That means getting shot at on a daily basis. I had a baby face when I joined, and within two years, I looked as if I had aged 10 years. I am not in any way talking you out of joining. I loved my time, and if I hadn’t gotten married and had two kids, I would still be in. Unforeseen events will come at you in life. Your plants today will not be the same in four years. I am just trying to prep you for what is to come. I sit in an office or train other people on a range all day, every day. I would much rather be in Afghanistan being shot at again. I love the job and still miss it today. There is no better friendship than what the teams will offer. Once you become a SEAL, you will change. Your friends and family may think you are the same, but if they are really honest, they will see the difference. You will no longer have that innocence that you have now. Sometimes I even miss that person I used to be, but do not regret in any way who I have become. You will be much harder emotionally than you have ever imagined. The day to day bullshit that stresses people out now, fades away. You realize, once you have faced death and accepted it, that the meaningless bullshit in day to day life is worthless. I know this was a long answer to an easy question, but I just wanted to be completely honest. Take your time and enjoy your youth. On the cinder track the sprinters were practicing starts or limbering up. The cat meandered about. A trimotored plane crept across the sky, slow and loud, but couldn't drown out my tooth. Through the stalks of grass the caretaker's black cat showed a white bib. Mahlke was asleep. The wind was from the east, and the crematorium between the United Cemeteries and the Engineering School was operating. Mr. Mallenbrandt, the gym teacher, blew his whistle: Change sides. The cat practiced. Mahlke was asleep or seemed to be. I was next to him with my toothache. Still practicing, the cat came closer. Mahlke's Adam's apple attracted attention because it was large, always in motion, and threw a shadow. Between me and Mahlke the caretaker's black cat tensed for a leap. We formed a triangle. My tooth was silent and stopped marking time: for Mahlke's Adam's apple had become the cat's mouse.
