As with visual input, we draw conclusions and make judgments based on uncertain and incomplete information, and we conclude, when we are done analyzing the patterns, that out “picture” is clear and accurate. Leading Questions This involves the dark persuader questions that trigger some response from the victim. A persuader may ask a question like, “do you really think so-and-so is that mean?” This question implies that the person being referred to is bad in one way or another. An example of a non-leading question is, “what do you think about so-and-so?” When using leading questions, dark persuaders ensure that they are carefully worded. Dark persuaders know that once the victim feels like they are being led in order to trigger a certain response from them, they will become more resistant to being persuaded. When the manipulator gets a feeling that the victim appears to be catching on, they will immediately change tactics and return to asking the leading questions only when the victim has dropped their guard. This is a tactic commonly used in interviews or during interrogation, such as when police is questioning a suspect.

Here’s a simple definition of ideology: “A set of beliefs about the proper order of society and how it can be achieved.”8 And here’s the most basic of all ideological questions: Preserve the present order, or change it? At the French Assembly of 1789, the delegates who favored preservation sat on the right side of the chamber, while those who favored change sat on the left. The terms right and left have stood for conservatism and liberalism ever since. Political theorists since Marx had long assumed that people chose ideologies to further their self-interest. The rich and powerful want to preserve and conserve; the peasants and workers want to change things (or at least they would if their consciousness could be raised and they could see their self-interest properly, said the Marxists). But even though social class may once have been a good predictor of ideology, that link has been largely broken in modern times, when the rich go both ways (industrialists mostly right, tech billionaires mostly left) and so do the poor (rural poor mostly right, urban poor mostly left). And when political scientists looked into it, they found that self-interest does a remarkably poor job of predicting political attitudes.9 So for most of the late twentieth century, political scientists embraced blank-slate theories in which people soaked up the ideology of their parents or the TV programs they watched.10 Some political scientists even said that most people were so confused about political issues that they had no real ideology at all.11 But then came the studies of twins. In the 1980s, when scientists began analyzing large databases that allowed them to compare identical twins (who share all of their genes, plus, usually, their prenatal and childhood environments) to same-sex fraternal twins (who share half of their genes, plus their prenatal and childhood environments), they found that the identical twins were more similar on just about everything.12 And what’s more, identical twins reared in separate households (because of adoption) usually turn out to be very similar, whereas unrelated children reared together (because of adoption) rarely turn out similar to each other, or to their adoptive parents; they tend to be more similar to their genetic parents. Genes contribute, somehow, to just about every aspect of our personalities.13 We’re not just talking about IQ, mental illness, and basic personality traits such as shyness. We’re talking about the degree to which you like jazz, spicy foods, and abstract art; your likelihood of getting a divorce or dying in a car crash; your degree of religiosity, and your political orientation as an adult. Whether you end up on the right or the left of the political spectrum turns out to be just as heritable as most other traits: genetics explains between a third and a half of the variability among people on their political attitudes.14 Being raised in a liberal or conservative household accounts for much less. How can that be? How can there be a genetic basis for attitudes about nuclear power, progressive taxation, and foreign aid when these issues only emerged in the last century or two? And how can there be a genetic basis for ideology when people sometimes change their political parties as adults? To answer these questions it helps to return to the definition of innate that I gave in chapter 7. Innate does not mean unmalleable; it means organized in advance of experience. The genes guide the construction of the brain in the uterus, but that’s only the first draft, so to speak. The draft gets revised by childhood experiences. To understand the origins of ideology you have to take a developmental perspective, starting with the genes and ending with an adult voting for a particular candidate or joining a political protest. They accept the inevitability of passing feelings. So, when they are feeling depressed, angry, or stressed out, they relate to these feelings with the same openness and wisdom. Rather than fight their feelings and panic simply because they are feeling bad, they accept their feelings, knowing that this too shall pass. Rather than stumbling and fighting against their negative feelings, they are graceful in their acceptance of them. This allows them to come gently and gracefully out of negative feeling states into more positive states of mind. One of the happiest people I know is someone who also gets quite low from time to time. The difference, it seems, is that he has become comfortable with his low moods. It’s almost as though he doesn’t really care because he knows that, in due time, he will be happy again. To him, it’s no big deal. The next time you’re feeling bad, rather than fight it, try to relax. See if, instead of panicking, you can be graceful and calm. Know that if you don’t fight your negative feelings, if you are graceful, they will pass away just as surely as the sun sets in the evening.

You alone have that awareness, and you can step in on your own deep inner life; you can examine, explore, and change it. Many people, unless they are in pain because of something they care about that is not being fulfilled, will not go into their deep inner life at all. In a sense, they’re not living. They’re just being lived, publicly and privately.

In their book American Grace: How Religion Divides and Unites Us, political scientists Robert Putnam and David Campbell analyzed a variety of data sources to describe how religious and nonreligious Americans differ. Common sense would tell you that the more time and money people give to their religious groups, the less they have left over for everything else. But common sense turns out to be wrong. Putnam and Campbell found that the more frequently people attend religious services, the more generous and charitable they become across the board.58 Of course religious people give a lot to religious charities, but they also give as much as or more than secular folk to secular charities such as the American Cancer Society.59 They spend a lot of time in service to their churches and synagogues, but they also spend more time than secular folk serving in neighborhood and civic associations of all sorts. Putnam and Campbell put their findings bluntly: By many different measures religiously observant Americans are better neighbors and better citizens than secular Americans—they are more generous with their time and money, especially in helping the needy, and they are more active in community life.60 Why are religious people better neighbors and citizens? To find out, Putnam and Campbell included on one of their surveys a long list of questions about religious beliefs (e.g., “Do you believe in hell? Do you agree that we will all be called before God to answer for our sins?”) as well as questions about religious practices (e.g., “How often do you read holy scriptures? How often do you pray?”). These beliefs and practices turned out to matter very little. Whether you believe in hell, whether you pray daily, whether you are a Catholic, Protestant, Jew, or Mormon … none of these things correlated with generosity. The only thing that was reliably and powerfully associated with the moral benefits of religion was how enmeshed people were in relationships with their co-religionists. It’s the friendships and group activities, carried out within a moral matrix that emphasizes selflessness. That’s what brings out the best in people. Putnam and Campbell reject the New Atheist emphasis on belief and reach a conclusion straight out of Durkheim: “It is religious belongingness that matters for neighborliness, not religious believing.”61

Putting the Other Person Down The manipulator has other options available to help them reach their ultimate goal. One tactic that can be quite effective consists in putting their target down on a regular basis. However, this isn’t done through insults or threats. This covert technique is very useful because the manipulator uses it in a very subtle manner. This can be seen in the abundant use of sarcasm or perhaps passive-aggressive attacks. For example, the manipulator may say, “don’t we look lovely today” when it is clear that the victim is not at their best. A passive-aggressive approach might be something like, “I’m just going to have to take you in for a good scrubbing and a haircut.” It might say in a playful tone, but the subtext is far more sinister. As for the target, they may not realize that they are the subject of manipulation. They may feel terrible as a result of the interaction, but may not realize that they are being deliberately acted upon by the manipulator. Consequently, the target is left to wonder is what the motives might be for being treated in such a manner. Honestly, it doesn’t really matter, at least not to the manipulator. What does matter is that the target is left feeling vulnerable and exposed. This is where the manipulator can make the most of their efforts. When a victim is left feeling defenseless, the manipulator is in a prime position to take advantage ([27]). On the contrary, if a person feels safe and empowered, the likelihood of them being manipulated is quite low. That’s why manipulators prey upon people with low self-esteem. If a person has high self-esteem, then they won’t be easily manipulated. If anything, put-downs and insults will spark a defensive reaction. That would leave the manipulator with no choice but to move on to the next victim.

As the vision progressed, I could tell that the new generation’s tendency to analyze and judge arose from a deep-seated intuition that there was more to life than the old material reality took into account. The new generation sensed new spiritual meaning just beyond the horizon, and they began to explore other, lesser known religions and spiritual points of view. For the first time the Eastern religions were understood in great numbers, serving to validate the mass intuition that spiritual perception was an inner experience, a shift in awareness that changed forever one’s sense of identity and purpose. Similarly the Jewish Cabalist writings and the Western Christian mystics, such as Meister Eckehart and Teilhard de Chardin, provided other intriguing descriptions of a deeper spirituality. At the same time, information was surfacing from the human sciences—sociology, psychiatry, psychology, and anthropology—as well as from modern physics, that cast new light on the nature of human consciousness and creativity. When you meditate on enlightened insights into the true nature of reality and the boundlessness of the self, you develop new habits of thinking. You free yourself from the constraints of your habitual mind. In other words, you teach yourself to think differently. This in turn leads you to act differently. And voila! You are on the path to happiness, fulfillment, and even enlightenment. The battle for happiness is fought and won or lost primarily within the mind. The mind is the absolute key, both to enlightenment and to life. When your mind is peaceful, aware, and under your command, you will be securely happy. When your mind is unaware of its true nature, constantly in turmoil, and in command of you, you will suffer endlessly. This is the whole secret of the Dharma. If you recognize delusion, greed, anger, envy, and pride as the main enemies of your well-being and learn to focus your mind on overcomming them, you can install wisdom, generosity, tolerance, love, and altruism in their place. This is where enlightened psychology can be most useful. Psychology and philosophy are really one entity in Buddhism. They are called the inner science, the science of the human interior. In the flow of Indian history, it is fair to say that the Buddha was a great explorer of the human interior rather than some sort of religious prophet. What hurts more intensely is what directly affects us or the people we love. What hurts more is what affects our greatest aspirations and objectives. We are more easily hurt by what affects our desires or fears, and the more intense our desire, the more painful our frustration when we do not achieve it. The emotional involvement determines and explains the intensity of our pain. The greater the emotional involvement, the greater the pain. When pain comes in the door, perspective goes out the window, taking with it our ability to reason properly, to analyze events, and to make good decisions. Each time you remember what happened you transform what happened. None of our experiences is in vain if we are capable of learning from what happened to us and from the suffering and pain it caused us. But we won’t be able to learn from what happened if we don’t look back and review our experiences. Carrying your past is like carrying a huge backpack full of stones that prevents you from walking freely. But to walk through life all you need is a bit of water and food, a dream, and a destination—and, in a pinch, you can probably do without a destination. Let bygones be bygones, learn from what happened, and bring that chapter to a close. Your beliefs feed your decisions, your fears, and your desires. Knowledge will set you free, so make an effort to learn, study, read, travel.

When they analyzed the data, a clear pattern emerged. Among populations that remained near their origins, fewer people had a long DRD4 allele compared to those who migrated farther away. One of the migration routes they evaluated began in Africa, went through East Asia, across the Bering Strait to North America, then down to South America. That’s a long way—and the researchers found that the group that made it all the way, indigenous South Americans, had the highest proportion of long dopamine alleles, 69 percent. Among those who migrated a shorter distance and settled in North America, only 32 percent had the long allele. Indigenous populations in Central America were right in between at 42 percent. On average, it was estimated that the proportion of long alleles increased by 4.3 percentage points for every 1,000 miles of migration.

Partly, she's pissed at Da5id and the other hackers who never appreciated her work. But she has also decided that the whole thing is bogus. That no matter how good it is, the Metaverse is distorting the way people talk to each other, and she wants no such distortion in her relationships.

Imagine the scenario and see yourself feeling relaxed and comfortable. Imagine others reacting positively and think about what you will say and do. It may also help to write out the scenario in your journal. Sometimes writing down what you want to say “cements” it in your mind. Next, practice what you imagined. It may help to do this with a friend or family member acting as the other characters. For instance, if you are afraid to call about a job opening, rehearse what you want to say with your mom or dad playing the role of the employer. Or, if you are going to an event where you do not know many people, practice with a sibling introducing yourself to a stranger. Pay special attention to the various maladaptive thoughts and expectations you may have regarding the situation. Analyze them and explore how realistic they are. Once you feel you have a handle on the situation, develop a few coping statements for extra support.

The victim may feel some form of guilt or compassion, but will kindly explain to the manipulator that they cannot lend the amount because, quite frankly, it is more than they can manage to give. This is when the persuader will lessen the amount to $500, which was what they wanted from the beginning. They will attach the amount with some emotional reason where the victim will be unable to refuse the second request. The dark persuader walks away with the original sum, and the victim is left confused about what took place.

In 2000, for instance, two statisticians were hired by the YMCA—one of the nation’s largest nonprofit organizations—to use the powers of data-driven fortune-telling to make the world a healthier place. The YMCA has more than 2,600 branches in the United States, most of them gyms and community centers. About a decade ago, the organization’s leaders began worrying about how to stay competitive. They asked a social scientist and a mathematician—Bill Lazarus and Dean Abbott—for help. The two men gathered data from more than 150,000 YMCA member satisfaction surveys that had been collected over the years and started looking for patterns. At that point, the accepted wisdom among YMCA executives was that people wanted fancy exercise equipment and sparkling, modern facilities. The YMCA had spent millions of dollars building weight rooms and yoga studios. When the surveys were analyzed, however, it turned out that while a facility’s attractiveness and the availability of workout machines might have caused people to join in the first place, what got them to stay was something else. Retention, the data said, was driven by emotional factors, such as whether employees knew members’ names or said hello when they walked in. People, it turns out, often go to the gym looking for a human connection, not a treadmill. If a member made a friend at the YMCA, they were much more likely to show up for workout sessions. In other words, people who join the YMCA have certain social habits. If the YMCA satisfied them, members were happy. So if the YMCA wanted to encourage people to exercise, it needed to take advantage of patterns that already existed, and teach employees to remember visitors’ names.

Starting a little over a decade ago, Target began building a vast data warehouse that assigned every shopper an identification code—known internally as the “Guest ID number”—that kept tabs on how each person shopped. When a customer used a Target-issued credit card, handed over a frequent-buyer tag at the register, redeemed a coupon that was mailed to their house, filled out a survey, mailed in a refund, phoned the customer help line, opened an email from Target, visited Target.com, or purchased anything online, the company’s computers took note. A record of each purchase was linked to that shopper’s Guest ID number along with information on everything else they’d ever bought. Also linked to that Guest ID number was demographic information that Target collected or purchased from other firms, including the shopper’s age, whether they were married and had kids, which part of town they lived in, how long it took them to drive to the store, an estimate of how much money they earned, if they’d moved recently, which websites they visited, the credit cards they carried in their wallet, and their home and mobile phone numbers. Target can purchase data that indicates a shopper’s ethnicity, their job history, what magazines they read, if they have ever declared bankruptcy, the year they bought (or lost) their house, where they went to college or graduate school, and whether they prefer certain brands of coffee, toilet paper, cereal, or applesauce. There are data peddlers such as InfiniGraph that “listen” to shoppers’ online conversations on message boards and Internet forums, and track which products people mention favorably. A firm named Rapleaf sells information on shoppers’ political leanings, reading habits, charitable giving, the number of cars they own, and whether they prefer religious news or deals on cigarettes. Other companies analyze photos that consumers post online, cataloging if they are obese or skinny, short or tall, hairy or bald, and what kinds of products they might want to buy as a result.

One idea that has been repeatedly tested is that low mood can make people better at analyzing their environments. Classic experiments by psychologists Lyn Abramson and Lauren Alloy focused specifically on the accuracy of people’s perceptions of their control of events, using test situations that systematically varied in how much control the subject truly had. In different conditions, subjects’ responses (pressing or not pressing a button) controlled an environmental outcome (turning on a green light) to varying degrees. Interestingly, subjects who were dysphoric (in a negative mood and exhibiting other symptoms of depression) were superior at this task to subjects who were nondysphoric (in a normal mood). Subjects who were in a normal mood were more likely to overestimate or underestimate how much control they had over the light coming on.7 Dubbed depressive realism, Alloy and Abramson’s work has inspired other, often quite sophisticated, experimental demonstrations of ways that low mood can lead to better, clearer thinking.8 In 2007 studies by Australian psychologist Joseph Forgas found that a brief mood induction changed how well people were able to argue. Compared to subjects in a positive mood, subjects who were put in a negative mood (by watching a ten-minute film about death from cancer) produced more effective persuasive messages on a standardized topic such as raising student fees or aboriginal land rights. Follow-up analyses found that the key reason the sadder people were more persuasive was that their arguments were richer in concrete detail (see Figure 2.2).9 In other experiments, Forgas and his colleagues have demonstrated diverse benefits of a sad mood. It can improve memory performance, reduce errors in judgment, make people slightly better at detecting deception in others, and foster more effective interpersonal strategies, such as increasing the politeness of requests. What seems to tie together these disparate effects is that a sad mood, at least of the garden variety, makes people more deliberate, skeptical, and careful in how they process information from their environment.

If she’s drawn to activities that require performance, though, you can help her thrive. When I was a kid, I loved figure skating. I could spend hours on the rink, tracing figure eights, spinning happily, or flying through the air. But on the day of my competitions, I was a wreck. I hadn’t slept the night before and would often fall during moves that I had sailed through in practice. At first I believed what people told me—that I had the jitters, just like everybody else. But then I saw a TV interview with the Olympic gold medalist Katarina Witt. She said that pre-competition nerves gave her the adrenaline she needed to win the gold. I knew then that Katarina and I were utterly different creatures, but it took me decades to figure out why. Her nerves were so mild that they simply energized her, while mine were constricting enough to make me choke. For instance, emotional memories are stored in the amygdala, but words are recorded in the temporal lobe. Meanwhile, colors and other visual information are collected in the occipital lobe, and the sense of touch and movement reside in the parietal lobe. So far, scientists have identified more than twenty categories of memories that are stored in different parts of the brain, including fruits and vegetables, plants, animals, body parts, colors, numbers, letters, nouns, verbs, proper names, faces, facial expressions, and various emotions and sounds. Figure 11. This shows the path taken to create memories. Impulses from the senses pass through the brain stem, to the thalamus, out to the various cortices, and then to the prefrontal cortex. They then pass to the hippocampus to form long-term memories. (illustration credit 5.1) A single memory—for instance, a walk in the park—involves information that is broken down and stored in various regions of the brain, but reliving just one aspect of the memory (e.g., the smell of freshly cut grass) can suddenly send the brain racing to pull the fragments together to form a cohesive recollection. The ultimate goal of memory research is, then, to figure out how these scattered fragments are somehow reassembled when we recall an experience. This is called the “binding problem,” and a solution could potentially explain many puzzling aspects of memory. For instance, Dr. Antonio Damasio has analyzed stroke patients who are incapable of identifying a single category, even though they are able to recall everything else. This is because the stroke has affected just one particular area of the brain, where that certain category was stored. The binding problem is further complicated because all our memories and experiences are highly personal. Memories might be customized for the individual, so that the categories of memories for one person may not correlate with the categories of memories for another. Wine tasters, for example, may have many categories for labeling subtle variations in taste, while physicists may have other categories for certain equations. Categories, after all, are by-products of experience, and different people may therefore have different categories. One novel solution to the binding problem uses the fact that there are electromagnetic vibrations oscillating across the entire brain at roughly forty cycles per second, which can be picked up by EEG scans. One fragment of memory might vibrate at a very precise frequency and stimulate another fragment of memory stored in a distant part of the brain. Previously it was thought that memories might be stored physically close to one another, but this new theory says that memories are not linked spatially but rather temporally, by vibrating in unison. If this theory holds up, it means that there are electromagnetic vibrations constantly flowing through the entire brain, linking up different regions and thereby re-creating entire memories. Hence the constant flow of information between the hippocampus, the prefrontal cortex, the thalamus, and the different cortices might not be entirely neural after all. Some of this flow may be in the form of resonance across different brain structures.

But you’re about to receive a whole slew of special clearances, maybe fifteen or twenty of them, that are higher than top secret. I’ve had a number of these myself, and I’ve known other people who have just acquired them, and I have a pretty good sense of what the effects of receiving these clearances are on a person who didn’t previously know they even existed. And the effects of reading the information that they will make available to you. First, you’ll be exhilarated by some of this new information, and by having it all—so much! incredible!—suddenly available to you. But second, almost as fast, you will feel like a fool for having studied, written, talked about these subjects, criticized and analyzed decisions made by presidents for years without having known of the existence of all this information, which presidents and others had and you didn’t, and which must have influenced their decisions in ways you couldn’t even guess. In particular, you’ll feel foolish for having literally rubbed shoulders for over a decade with some officials and consultants who did have access to all this information you didn’t know about and didn’t know they had, and you’ll be stunned that they kept that secret from you so well. You will feel like a fool, and that will last for about two weeks. Then, after you’ve started reading all this daily intelligence input and become used to using what amounts to whole libraries of hidden information, which is much more closely held than mere top secret data, you will forget there ever was a time when you didn’t have it, and you’ll be aware only of the fact that you have it now and most others don’t … and that all those other people are fools. Over a longer period of time—not too long, but a matter of two or three years—you’ll eventually become aware of the limitations of this information. There is a great deal that it doesn’t tell you, it’s often inaccurate, and it can lead you astray just as much as the New York Times can. But that takes a while to learn. In the meantime it will have become very hard for you to learn from anybody who doesn’t have these clearances. Because you’ll be thinking as you listen to them: “What would this man be telling me if he knew what I know? Would he be giving me the same advice, or would it totally change his predictions and recommendations?” And that mental exercise is so torturous that after a while you give it up and just stop listening. I’ve seen this with my superiors, my colleagues … and with myself. You will deal with a person who doesn’t have those clearances only from the point of view of what you want him to believe and what impression you want him to go away with, since you’ll have to lie carefully to him about what you know. In effect, you will have to manipulate him. You’ll give up trying to assess what he has to say. The danger is, you’ll become something like a moron. You’ll become incapable of learning from most people in the world, no matter how much experience they may have in their particular areas that may be much greater than yours.

He was adventurous, loyal, and heroic, and he lusted after life (along with green aliens, androids, and just about anything else that could move).  But what if you believe that in a few hundred years, people will not be the same as today? What if you believe they will be so different they will be unrecognizable as human? Now how would you write science fiction? You would have to change two variables at the same time: not only addressing dramatic advances in technology, but dramatic changes in the nature of humanity itself (or, more likely, the merger of our technology and ourselves). In the early days of science fiction, technology changed at a snail’s pace. But today, technological change is so furious, so obviously exponential, that it is impossible to ignore. I have no doubt this is why a once fringe, disrespected genre has become so widely popular, has come out of the closet, and is now so all-pervasive in our society. Because we’re living science fiction every day. Rapid and transformative technological change isn’t hard to imagine anymore. What’s hard to imagine is the lack of such change. More recent experiments by Libet, announced in 2008, analyzing separate, higher-order brain functions, have allowed his research team to predict up to ten seconds in advance which hand a subject is about to decide to raise. Ten seconds is nearly an eternity when it comes to cognitive decisions, and yet a person’s eventual decision could be seen on brain scans that long before the subject was even remotely aware of having made any decision. This and other experiments prove that the brain makes its own decisions on a subconscious level, and people only later feel that “they” have performed a conscious decision. It means that we go through life thinking that, unlike the blessedly autonomous operations of the heart and kidneys, a lever-pulling “me” is in charge of the brain’s workings. Libet concluded that the sense of personal free will arises solely from a habitual retrospective perspective of the ongoing flow of brain events.

WHILE I THINK the reasons for postmortems are compelling, I know that most people still resist them. So I want to share some techniques that can help managers get the most out of them. First of all, vary the way you conduct them. By definition, postmortems are supposed to be about lessons learned, so if you repeat the same format, you tend to uncover the same lessons, which isn’t much help to anyone. Even if you come up with a format that works well in one instance, people will know what to expect the next time, and they will game the process. I’ve noticed what might be called a “law of subverting successful approaches,” by which I mean once you’ve hit on something that works, don’t expect it to work again, because attendees will know how to manipulate it the second time around. So try “mid-mortems” or narrow the focus of your postmortem to special topics. At Pixar, we have had groups give courses to others on their approaches. We have occasionally formed task forces to address problems that span several films. Our first task force dramatically altered the way we thought about scheduling. The second one was an utter fiasco. The third one led to a profound change at Pixar, which I’ll discuss in the final chapter. Next, remain aware that, no matter how much you urge them otherwise, your people will be afraid to be critical in such an overt manner. One technique I’ve used to soften the process is to ask everyone in the room to make two lists: the top five things that they would do again and the top five things that they wouldn’t do again. People find it easier to be candid if they balance the negative with the positive, and a good facilitator can make it easier for that balance to be struck. Finally, make use of data. Because we’re a creative organization, people tend to assume that much of what we do can’t be measured or analyzed. That’s wrong. Many of our processes involve activities and deliverables that can be quantified. We keep track of the rates at which things happen, how often something has to be reworked, how long something actually took versus how long we estimated it would take, whether a piece of work was completely finished or not when it was sent to another department, and so on. I like data because it is neutral—there are no value judgments, only facts. That allows people to discuss the issues raised by data less emotionally than they might an anecdotal experience.

The assumption is that if you can run one business successfully, you can do the same with two or more businesses. The flaw in this reasoning begins with what is valued at each leadership level. A business manager values the success of his own business. A group manager values the success of other people’s businesses. This is a critical distinction because some people only derive satisfaction when they’re the ones receiving the lion’s share of the credit. As you might imagine, a group manager who doesn’t value the success of others will fail to inspire and support the performance of the business managers who report to him. Or his actions might be dictated by his frustration; he’s convinced he could operate the various businesses better than any of his managers and wishes he could be doing so. In either instance, the leadership pipeline becomes clogged with business managers who aren’t operating at peak capacity because they’re not being properly supported or their authority is being usurped. This level also requires a critical shift in four skill sets. First, group managers must become proficient at evaluating strategy for capital allocation and deployment purposes. This is a sophisticated business skill that involves learning to ask the right questions, analyze the right data, and apply the right corporate perspective to understand which strategy has the greatest probability of success and therefore should be funded. In 2012, psychologists Richard West, Russell Meserve, and Keith Stanovich tested the blind-spot bias—an irrationality where people are better at recognizing biased reasoning in others but are blind to bias in themselves. Overall, their work supported, across a variety of cognitive biases, that, yes, we all have a blind spot about recognizing our biases. The surprise is that blind-spot bias is greater the smarter you are. The researchers tested subjects for seven cognitive biases and found that cognitive ability did not attenuate the blind spot. “Furthermore, people who were aware of their own biases were not better able to overcome them.” In fact, in six of the seven biases tested, “more cognitively sophisticated participants showed larger bias blind spots.” (Emphasis added.) They have since replicated this result. Dan Kahan’s work on motivated reasoning also indicates that smart people are not better equipped to combat bias—and may even be more susceptible. He and several colleagues looked at whether conclusions from objective data were driven by subjective pre-existing beliefs on a topic. When subjects were asked to analyze complex data on an experimental skin treatment (a “neutral” topic), their ability to interpret the data and reach a conclusion depended, as expected, on their numeracy (mathematical aptitude) rather than their opinions on skin cream (since they really had no opinions on the topic). More numerate subjects did a better job at figuring out whether the data showed that the skin treatment increased or decreased the incidence of rashes. (The data were made up, and for half the subjects, the results were reversed, so the correct or incorrect answer depended on using the data, not the actual effectiveness of a particular skin treatment.) When the researchers kept the data the same but substituted “concealed-weapons bans” for “skin treatment” and “crime” for “rashes,” now the subjects’ opinions on those topics drove how subjects analyzed the exact same data. Subjects who identified as “Democrat” or “liberal” interpreted the data in a way supporting their political belief (gun control reduces crime). The “Republican” or “conservative” subjects interpreted the same data to support their opposing belief (gun control increases crime). That generally fits what we understand about motivated reasoning. The surprise, though, was Kahan’s finding about subjects with differing math skills and the same political beliefs. He discovered that the more numerate people (whether pro- or anti-gun) made more mistakes interpreting the data on the emotionally charged topic than the less numerate subjects sharing those same beliefs. “This pattern of polarization . . . does not abate among high-Numeracy subjects. Indeed, it increases.” (Emphasis in original.) It turns out the better you are with numbers, the better you are at spinning those numbers to conform to and support your beliefs.

Recall that I had previously discussed the qualities that make people most desirable as romantic partners, according to Big Data from online dating sites. It turns out that that list—the qualities that are most valued in the dating market, according to Big Data from online dating sites—almost perfectly overlaps with the list of traits in a partner that don’t correlate with long-term relationship happiness, according to the large dataset Joel and her coauthors analyzed. Consider, say, conventional attractiveness. Beauty, you will recall, is the single most valued trait in the dating market; Hitsch, Hortaçsu, and Ariely found in their study of tens of thousands of single people on an online dating site that who receives messages and who has their messages responded to can, to a large degree, be explained by how conventionally attractive they are. But Joel and her coauthors found, in their study of more than 11,000 long-term couples, that the conventional attractiveness of one’s partner does not predict romantic happiness. Similarly, tall men, men with sexy occupations, people of certain races, and people who remind others of themselves are valued tremendously in the dating market. But ask thousands of long-term couples and there is no evidence that people who succeeded in pairing off with mates with these desired traits are any happier in their relationship.
