Nonfiction at its best is like fashioning a cabinet. It can be elegant and very beautiful but it can never be sculpture. Captive to facts—or predetermined forms—it cannot fly. As in fiction, the nonfiction writer is telling a story, and when that story is well-made, the placement of details and events is never random. The parts are not strung out in a line but come around full circle, like a necklace, to set off the others. They resonate, rekindle one another, stirring the reader with a cumulative effect. A good essay or article can and should have all the attributes of a good short story, including structure and design, pacing and effective placement of its parts—almost all the attributes of fiction except the creative imagination, which can never be permitted to enliven fact. The writer of nonfiction is stuck with objective reality, or should be; how his facts are arranged and presented is where his craft appears, and it can be dazzling when the writer is a good one. The best nonfiction has many, many virtues, among which simple truthfulness is perhaps foremost, yet its fidelity to the known facts is its fatal constraint.

A common problem plagues people who try to design institutions without accounting for hidden motives. First they identify the key goals that the institution “should” achieve. Then they search for a design that best achieves these goals, given all the constraints that the institution must deal with. This task can be challenging enough, but even when the designers apparently succeed, they’re frequently puzzled and frustrated when others show little interest in adopting their solution. Often this is because they mistook professed motives for real motives, and thus solved the wrong problems. Savvy institution designers must therefore identify both the surface goals to which people give lip service and the hidden goals that people are also trying to achieve. Designers can then search for arrangements that actually achieve the deeper goals while also serving the surface goals—or at least giving the appearance of doing so. Unsurprisingly, this is a much harder design problem. But if we can learn to do it well, our solutions will less often meet the fate of puzzling disinterest. We should take a similar approach when reforming a preexisting institution by first asking ourselves, “What are this institution’s hidden functions, and how important are they?” Take education, for example. We may wish for schools that focus more on teaching than on testing. And yet, some amount of testing is vital to the economy, since employers need to know which workers to hire. So if we tried to cut too much from school’s testing function, we could be blindsided by resistance we don’t understand—because those who resist may not tell us the real reasons for their opposition. It’s only by understanding where the resistance is coming from that we have any hope of overcoming it. Not all hidden institutional functions are worth facilitating, however. Some involve quite wasteful signaling expenditures, and we might be better off if these institutions performed only their official, stated functions. Take medicine, for example. To the extent that we use medical spending to show how much we care (and are cared for), there are very few positive externalities. The caring function is mostly competitive and zero-sum, and—perhaps surprisingly—we could therefore improve collective welfare by taxing extraneous medical spending, or at least refusing to subsidize it. Don’t expect any politician to start pushing for healthcare taxes or cutbacks, of course, because for lawmakers, as for laypeople, the caring signals are what makes medicine so attractive. These kinds of hidden incentives, alongside traditional vested interests, are what often make large institutions so hard to reform. Council organization is the very means by which working mankind, without need of a ruling government, organizes its vital activities. Adhering, then, to the emotional value attached of old to the word democracy we may say that council organization represents the higher form of democracy, the true democracy of labor. Political democracy, middle-class democracy, at its best can be no more than a formal democracy; it gives the same legal rights to everybody, but does not care whether this implies security of life; because economic life, because production is not concerned. The worker has his equal right to sell his labor power; but he is not certain that he will be able to sell it. Council democracy, on the contrary, is actual democracy since it secures life to all collaborating producers, free and equal masters of the sources of their life. The equal right in deciding needs not to be secured by any formal regulating paragraph; it is realized in that the work, in every part, is regulated by those who do the work. That parasites taking no part in production automatically exclude themselves from taking part in the decisions, cannot be considered as a lack in democracy; not their person but their function excludes them. It is often said that in the modern world the point of dispute is between democracy and dictatorship; and that the working class has to throw in its full weight for democracy. The real meaning of this statement of contrast is that capitalist opinion is divided whether capitalism better maintains its sway with soft deceitful democracy, or with hard dictatorial constraint. It is the old problem of whether rebellious slaves are kept down better by kindness or by terror. The slaves, if asked, of course prefer kind treatment to terror; but if they let themselves be fooled so as to mistake soft slavery for freedom, it is pernicious to the cause of their freedom. For the working class in the present time the real issue is between council organization, the true democracy of labor, and the apparent, deceitful middle-class democracy of formal rights. In proclaiming council democracy the workers transfer the fight from political form to economic contents. Or rather—since politics is only form and means for economy—for the sounding political slogan they substitute the revolutionizing political deed, the seizure of the means of production. The slogan of political democracy serves to detract the attention of the workers from their true goal. It must be the concern of the workers, by putting up the principle of council organization, of actual democracy of labor, to give true expression to the great issue now moving society.

If men and women were to be treated truly equally, collective parenting might be seen as an obvious structural necessity, regardless of its implications for individual children and their development. Historian Steven Mintz noted in Huck’s Raft, his sweeping work on American childhood, that almost every innovation in child welfare in the United States, including orphanages and subsidized child care, has been driven primarily by adult concerns. Of secondary importance were philosophical and pragmatic convictions about what was best for children.55 As radical as communes may be in some key respects, they generally play by adult rules in regard to children, whose needs and concerns have never been, as far as I can tell, the primary motivation for any utopian community (even though some of them had amazing schools and treated children kindly). Setting up utopias seems to be like sex in at least one way: it is oriented to adult satisfaction.

The double diverge-converge process is quite effective at freeing designers from unnecessary restrictions to the problem and solution spaces. But you can sympathize with a product manager who, having given the designers a problem to solve, finds them questioning the assignment and insisting on traveling all over the world to seek deeper understanding. Even when the designers start focusing upon the problem, they do not seem to make progress, but instead develop a wide variety of ideas and thoughts, many only half-formed, many clearly impractical. All this can be rather unsettling to the product manager who, concerned about meeting the schedule, wants to see immediate convergence. To add to the frustration of the product manager, as the designers start to converge upon a solution, they may realize that they have inappropriately formulated the problem, so the entire process must be repeated (although it can go more quickly this time). This repeated divergence and convergence is important in properly determining the right problem to be solved and then the best way to solve it. It looks chaotic and ill-structured, but it actually follows well-established principles and procedures. How does the product manager keep the entire team on schedule despite the apparent random and divergent methods of designers? Encourage their free exploration, but hold them to the schedule (and budget) constraints. There is nothing like a firm deadline to get creative minds to reach convergence.

It would inform them at an age when their minds were most receptive and give them facts they would remember for a lifetime. It would also be the survival manual for our successors. A book that was readily available should disaster happen. It would help bring science back as part of our culture and be an inheritance. Whatever else may be wrong with science, it still provides the best explanation we have of the material world.

Reason #1: Downtime Aids Insights Consider the following excerpt from a 2006 paper that appeared in the journal Science: The scientific literature has emphasized the benefits of conscious deliberation in decision making for hundreds of years… The question addressed here is whether this view is justified. We hypothesize that it is not. Lurking in this bland statement is a bold claim. The authors of this study, led by the Dutch psychologist Ap Dijksterhuis, set out to prove that some decisions are better left to your unconscious mind to untangle. In other words, to actively try to work through these decisions will lead to a worse outcome than loading up the relevant information and then moving on to something else while letting the subconscious layers of your mind mull things over. Dijksterhuis’s team isolated this effect by giving subjects the information needed for a complex decision regarding a car purchase. Half the subjects were told to think through the information and then make the best decision. The other half were distracted by easy puzzles after they read the information, and were then put on the spot to make a decision without having had time to consciously deliberate. The distracted group ended up performing better. Observations from experiments such as this one led Dijksterhuis and his collaborators to introduce unconscious thought theory (UTT)—an attempt to understand the different roles conscious and unconscious deliberation play in decision making. At a high level, this theory proposes that for decisions that require the application of strict rules, the conscious mind must be involved. For example, if you need to do a math calculation, only your conscious mind is able to follow the precise arithmetic rules needed for correctness. On the other hand, for decisions that involve large amounts of information and multiple vague, and perhaps even conflicting, constraints, your unconscious mind is well suited to tackle the issue. UTT hypothesizes that this is due to the fact that these regions of your brain have more neuronal bandwidth available, allowing them to move around more information and sift through more potential solutions than your conscious centers of thinking. Your conscious mind, according to this theory, is like a home computer on which you can run carefully written programs that return correct answers to limited problems, whereas your unconscious mind is like Google’s vast data centers, in which statistical algorithms sift through terabytes of unstructured information, teasing out surprising useful solutions to difficult questions. The implication of this line of research is that providing your conscious brain time to rest enables your unconscious mind to take a shift sorting through your most complex professional challenges. A shutdown habit, therefore, is not necessarily reducing the amount of time you’re engaged in productive work, but is instead diversifying the type of work you deploy.
