A woman named Cynthia once told me a story about the time her father had made plans to take her on a night out in San Francisco. Twelve-year-old Cynthia and her father had been planning the “date” for months. They had a whole itinerary planned down to the minute: she would attend the last hour of his presentation, and then meet him at the back of the room at about four-thirty and leave quickly before everyone tried to talk to him. They would catch a tram to Chinatown, eat Chinese food (their favourite), shop for a souvenir, see the sights for a while and then “catch a flick” as her dad liked to say. Then they would grab a taxi back to the hotel, jump in the pool for a quick swim (her dad was famous for sneaking in when the pool was closed), order a hot fudge sundae from room service, and watch the late, late show. They discussed the details over and over again before they left. The anticipation was part of the whole experience. This was all going according to plan until, as her father was leaving the convention centre, he ran into an old college friend and business associate. It had been years since they had seen each other, and Cynthia watched as they embraced enthusiastically. His friend said, in effect: “I am so glad you are doing some work with our company now. When Lois and I heard about it we thought it would be perfect. We want to invite you, and of course Cynthia, to get a spectacular seafood dinner down at the Wharf!” Cynthia’s father responded: “Bob, it’s so great to see you. Dinner at the wharf sounds great!” Cynthia was crestfallen. Her daydreams of tram rides and ice cream sundaes evaporated in an instant. Plus, she hated seafood and she could just imagine how bored she would be listening to the adults talk all night. But then her father continued: “But not tonight. Cynthia and I have a special date planned, don’t we?” He winked at Cynthia and grabbed her hand and they ran out of the door and continued with what was an unforgettable night in San Francisco. As it happens, Cynthia’s father was the management thinker Stephen R. Covey (author of The Seven Habits of Highly Effective People) who had passed away only weeks before Cynthia told me this story. So it was with deep emotion she recalled that evening in San Francisco. His simple decision “Bonded him to me forever because I knew what mattered most to him was me!” she said.5 One simple answer is we are unclear about what is essential. When this happens we become defenceless. On the other hand, when we have strong internal clarity it is almost as if we have a force field protecting us from the non-essentials coming at us from all directions. With Rosa it was her deep moral clarity that gave her unusual courage of conviction. With Stephen it was the clarity of his vision for the evening with his loving daughter. In virtually every instance, clarity about what is essential fuels us with the strength to say no to the non-essentials. Stephen R. Covey, one of the most respected and widely read business thinkers of his generation, was an Essentialist. Not only did he routinely teach Essentialist principles – like “The main thing is to keep the main thing the main thing” – to important leaders and heads of state around the world, he lived them.6 And in this moment of living them with his daughter he made a memory that literally outlasted his lifetime. Seen with some perspective, his decision seems obvious. But many in his shoes would have accepted the friend’s invitation for fear of seeming rude or ungrateful, or passing up a rare opportunity to dine with an old friend. So why is it so hard in the moment to dare to choose what is essential over what is non-essential?

Let me tell you one story to illustrate what I mean. I remember a woman who was a spiritist, and even a medium, a paid medium employed by a spiritist society. She used to go every Sunday evening to a spiritist meeting and was paid three guineas for acting as a medium. This was during the thirties, and that was quite a large sum of money for a lower middle-class woman. She was ill one Sunday and could not go to keep her appointment. She was sitting in her house and she saw people passing by on their way to the church where I happened to be ministering in South Wales. Something made her feel a desire to know what those people had, and so she decided to go to the service, and did. She came ever afterwards until she died, and became a very fine Christian. One day I asked her what she had felt on that first visit, and this is what she said to me; and this is the point I am illustrating. She said, 'The moment I entered your chapel and sat down on a seat amongst the people I was conscious of a power. I was conscious of the same sort of power as I was accustomed to in our spiritist meetings, but there was one big difference; I had a feeling that the power in your chapel was a clean power.' The point I am making is simply this, that she was aware of a power. This is this mysterious element. It is the presence of the Spirit in the heart of God's children, God's people, and an outsider becomes aware of this. This is something you can never get if you just sit and read a book on your own. The Spirit can use a book, I know, but because of the very constitution of man's nature -our gregarious character, and the way in which we lean on one another, and are helped by one another even unconsciously- this is a most important factor. That is so in a natural sense, but when the Spirit is present, it is still more so. I am not advocating a mob or a mass psychology which I regard as extremely dangerous, particularly when it is worked up. All I am contending for is that when you enter a church, a society, a company of God' s people, there is a factor which immediately comes into operation, which is reinforced still more by the preacher expounding the Word in the pulpit; and that is why preaching can never be replaced by either reading or by watching television or anyone of these other activities.

Sheepwalking I define “sheepwalking” as the outcome of hiring people who have been raised to be obedient and giving them a brain-dead job and enough fear to keep them in line. You’ve probably encountered someone who is sheepwalking. The TSA “screener” who forces a mom to drink from a bottle of breast milk because any other action is not in the manual. A “customer service” rep who will happily reread a company policy six or seven times but never stop to actually consider what the policy means. A marketing executive who buys millions of dollars’ worth of TV time even though she knows it’s not working—she does it because her boss told her to. It’s ironic but not surprising that in our age of increased reliance on new ideas, rapid change, and innovation, sheepwalking is actually on the rise. That’s because we can no longer rely on machines to do the brain-dead stuff. We’ve mechanized what we could mechanize. What’s left is to cost-reduce the manual labor that must be done by a human. So we write manuals and race to the bottom in our search for the cheapest possible labor. And it’s not surprising that when we go to hire that labor, we search for people who have already been trained to be sheepish. Training a student to be sheepish is a lot easier than the alternative. Teaching to the test, ensuring compliant behavior, and using fear as a motivator are the easiest and fastest ways to get a kid through school. So why does it surprise us that we graduate so many sheep? And graduate school? Since the stakes are higher (opportunity cost, tuition, and the job market), students fall back on what they’ve been taught. To be sheep. Well-educated, of course, but compliant nonetheless. And many organizations go out of their way to hire people that color inside the lines, that demonstrate consistency and compliance. And then they give these people jobs where they are managed via fear. Which leads to sheepwalking. (“I might get fired!”) The fault doesn’t lie with the employee, at least not at first. And of course, the pain is often shouldered by both the employee and the customer. Is it less efficient to pursue the alternative? What happens when you build an organization like W. L. Gore and Associates (makers of Gore-Tex) or the Acumen Fund? At first, it seems crazy. There’s too much overhead, there are too many cats to herd, there is too little predictability, and there is way too much noise. Then, over and over, we see something happen. When you hire amazing people and give them freedom, they do amazing stuff. And the sheepwalkers and their bosses just watch and shake their heads, certain that this is just an exception, and that it is way too risky for their industry or their customer base. I was at a Google conference last month, and I spent some time in a room filled with (pretty newly minted) Google sales reps. I talked to a few of them for a while about the state of the industry. And it broke my heart to discover that they were sheepwalking. Just like the receptionist at a company I visited a week later. She acknowledged that the front office is very slow, and that she just sits there, reading romance novels and waiting. And she’s been doing it for two years. Just like the MBA student I met yesterday who is taking a job at a major packaged-goods company…because they offered her a great salary and promised her a well-known brand. She’s going to stay “for just ten years, then have a baby and leave and start my own gig.…” She’ll get really good at running coupons in the Sunday paper, but not particularly good at solving new problems. What a waste. Step one is to give the problem a name. Done. Step two is for anyone who sees themselves in this mirror to realize that you can always stop. You can always claim the career you deserve merely by refusing to walk down the same path as everyone else just because everyone else is already doing it.

What had happened had happened, like anything else might happen, like a bit of paper giving you a new home when you had none finding its way into your hand, like a company of the ugliest, worst-tempered plants you'd ever seen opening their flowers and becoming rose-bushes, the most beautiful, lovable plants you've ever seen. Perhaps it was the Beast's near presence that made her own roses grow. Did she not owe him something for that if that were the case? First, a good OKR marries the big-picture objective with a highly measurable key result. It’s easy to set some amorphous strategic goal (make usability better … improve team morale … get in better shape) as an objective and then, at quarter end, declare victory. But when the strategic goal is measured against a concrete goal (increase usage of features by X percent … raise employee satisfaction scores by Y percent … run a half marathon in under two hours), then things get interesting. For example, one of our platform team’s recent OKRs was to have “new WW systems serving significant traffic for XX large services with latency < YY microseconds @ ZZ% on Jupiter.”174 (Jupiter is a code name, not the location of Google’s newest data center.) There is no ambiguity with this OKR; it is very easy to measure whether or not it is accomplished. Other OKRs will call for rolling out a product across a specific number of countries, or set objectives for usage (e.g., one of the Google+ team’s recent OKRs was about the daily number of messages users would post in hangouts) or performance (e.g., median watch latency on YouTube videos). Second—and here is where thinking big comes in—a good OKR should be a stretch to achieve, and hitting 100 percent on all OKRs should be practically unattainable. If your OKRs are all green, you aren’t setting them high enough. The best OKRs are aggressive, but realistic. Under this strange arithmetic, a score of 70 percent on a well-constructed OKR is often better than 100 percent on a lesser one. Third, most everyone does them. Remember, you need everyone thinking in your venture, regardless of their position. Fourth, they are scored, but this scoring isn’t used for anything and isn’t even tracked. This lets people judge their performance honestly. Fifth, OKRs are not comprehensive; they are reserved for areas that need special focus and objectives that won’t be reached without some extra oomph. Business-as-usual stuff doesn’t need OKRs. As your venture grows, the most important OKRs shift from individuals to teams. In a small company, an individual can achieve incredible things on her own, but as the company grows it becomes harder to accomplish stretch goals without teammates. This doesn’t mean that individuals should stop doing OKRs, but rather that team OKRs become the more important means to maintain focus on the big tasks. And there’s one final benefit of an OKR-driven culture: It helps keep people from chasing competitors. Something made her feel a desire to know what those people had, and so she decided to go to the service, and did 80. She came ever afterwards until she died, and became a very fine Christian. One day I asked her what she had felt on that first visit, and this is what she said to me; and this is the point I am illustrating. She said, 'The moment I entered your chapel and sat down on a seat amongst the people I was conscious of a power. I was conscious of the same sort of power as I was accustomed to in our spiritist meetings, but there was one big difference; I had a feeling that the power in your chapel was a clean power.' The point I am making is simply this, tha t she was aware of a power. Thi s is this mysterious element. I t is the presence of the Spirit in the heart of God's children, God's people, and an outsider becomes aware of this. Thi s is something you can never get if you jus t sit and read a book on your own. The Spirit can use a book, I know, but because of the very constitution of man' s na tur e -our gregarious character, and the way in which we lean on one another, and are helped by one another even uncons c ious ly- thi s is a most important factor. Tha t is so in a natural sense, but when the Spirit is present, it is still more so. I am not advocating a mob or a mass psychology which I regard as extremely dangerous, particularly when it is worked up. I’ll serve first, shall I?” Caroline called across the net as she plucked a ball out of her pocket, stepped up to the line, and tossed it into the air, leaving Millie, who was supposed to be the recipient of the serve, barely any time to get ready. All the breath seemed to leave him as the ball traveled rather slowly over the net. But then Millie drew back her racquet and . . . slammed the ball back Caroline’s way, the force of her swing completely unexpected given her small size. Before Caroline even moved, the ball shot past her. “Was that out?” Caroline demanded, swinging around. “It was in,” called a lady from the stands. Caroline spun to face Millie as Nora flashed a cheeky grin. “Love-fifteen,” Nora called. “I know how to keep score,” Caroline snapped back. Unfortunately, the game did not get better for Caroline after that. Millie had obviously not been exaggerating when she’d claimed she’d played tennis before, but it was clear that she hadn’t been playing with young boys. She was all over the court, hitting anything Caroline or Gertrude managed to get over the net, while Nora simply strolled back and forth, swinging her racquet, and at one point, whistling a jaunty tune. When it was Millie’s turn to serve, matters turned downright concerning. Gertrude was the first to try and return Millie’s serve, but when the ball came rushing at her, she screamed, dropped her racquet, and ran the other way, earning a screech from Caroline until she seemed to recall that her turn was next. “Give her a fast one, Miss Longfellow,” Thaddeus called. If he were here, he'd be eyeing up my laundry and staring at the edible garbage in my lap and on my fingers, internally freaking out over the possibility of powdery cheese getting on the furniture. One hand in the bag, one hand wrapped around the stem of my wine glass—this is my idea of perfection. 'Girls Chase Boys' by Ingrid Michaelson is presently keeping me company from the stereo system. When my phone rings from where it resides on the back of the couch, I jump and send the bag flying. Orange confetti falls to the floor and I swallow, knowing I am so dead if Graham walks in the door right now. “What?” is my less than friendly greeting. “What'd you do?” How does he know me so well? I guess because he made me. “I just let off a bomb of cheese puffs. Although, technically, I'm blaming it on you since it was your phone call that scared me into dumping the bag over.” “Your mother is knitting again.” Eyes glued to the orange blobs on the pale carpet, I reply, “Oh? I'm sure it's marvelous, whatever it is.” Are they seeping into the carpet as I watch, even now becoming an irremovable part of it? Sweat clings to him in a delicious way, his hair damp with it. “Do you know how dirty the carpet is?” “You clean it almost every day. It can't be that dirty.” “I don't get everything out of it!” he exclaims, slapping the remaining puffs from my hands. “Go brush your teeth. No. Wait. Induce vomiting. I'm thinking not. I flip the light switch up in the bathroom and scream. Even with the distance between us, I can hear him laughing. It describes how easy it is to go through life, in the same way as Eliot describes in ‘Prufrock’, trying to please everyone and to be a good person, to conform, without really having any authentic intimacy with anyone. And the great importance really of waking up and smelling the coffee and seeing that the superficial things in life really are superficial and that what actually matters is how you conduct yourself in your relationships with your intimates. Well [Tolstoy]... was [bad at that], yes. And, er, that’s true, of course, of many authors. They can be extraordinarily adept at writing stories about the things that they are unable to do themselves. [Defining authentic intimacy...] ...that’s a whole subject but sincerity is that you feel passionately that something is real and important, as opposed to authenticity where you divine internal truth, your true feeling and also external truth, the true feeling of other people. It’s not about being Tony Blair who is sincere but inauthentic; it’s about being… well, who? It’s very difficult to know, though, because these people are so good at presenting themselves. Somebody who is authentic in the public eye… well, very few people. Most high achievers are not very authentic. Unless you know people very well it’s hard to judge. [I suppose the point of superficiality is that it’s a defence against vulnerability. Being authentic makes you terribly vulnerable.] I don’t think it’s the same thing as telling the truth. My mother, in her later years after my father died, was a good example of someone who became very wise when she got older. If she watched me doing something stupid, she wouldn’t say: ‘Oh, don’t be so stupid,’ but she’d ask a question: ‘I wonder if you’ve thought about this or that?’ If I didn’t want to hear any more she would let it go. She didn’t try to impose her version on me but at the same time she tried to signal what she felt was true. She certainly didn’t tell lies. An authentic person in an inauthentic environment, like a corporate headquarters or a television company, might need to construct quite an elaborate persona and it might entail… well, keeping your mouth shut a lot.

Ever since the Industrial Revolution, [Thomas Hylland Eriksen] said, our economies have been built around a new and radical idea - economic growth. This is the belief that every year, the economy - and each individual company in it - should get bigger and bigger. That's how we now define success. If a country's economy grows, its politicians are likely to get reelected. ...If a country or a company's share price shrinks, politicians or CEOs face a greater risk of being booted out. Economic growth is the central organising principle of our society. It is at the heart of how we see the world. Thomas explained that growth can happen in one of two ways. The first is that a corporation can find new markets - by inventing something new, or exporting something to a part of the world that doesn't have it yet. The second is that a corporation can persuade existing consumers to consume more. If you can get people to eat more, or to sleep less, then you have found a source of economic growth. Mostly, he believes, we achieve growth today primarily through this second option. Corporations are constantly finding ways to cram more stuff into the same amount of time. To give one example: they want you to watch TV and follow the show on social media. Then you see twice as many ads. This inevitably speeds up life. If the economy has to grow every year, in the absence of new markets it has to get you and me to do more in the same amount of time. As I read Thomas' work more deeply, I realised this is one of the crucial reasons why life has accelerated every decade since the 1880s: we are living in an economic machine that requires greater speed to keep going - and that inevitably degrades our attention over time. If fact, when I reflected on it, this need for economic growth seemed to be the underlying force that was driving so many of the causes of poor attention that I had learned about - our increasing stress, our swelling work hours, our more invasive technologies, our lack of sleep, our bad diets.

Watch the ways in which the giant companies spend millions just to keep their name in front of the public. There's times when you have to keep a deep knowing to yourself so others around you can find the teachings in a thing. Those of us who can see know that, but the hard part is letting others go through it. While it hurts to watch them deal with hurt, you know that you still have to let them, that it's a gift, that it's a teaching way.

I remember when a PMM colleague had completed copious amounts of research and decided upon a new product positioning that she was going to present to our management team the next week. A few days before the meeting, she and I were engaged in a conversation with a salesperson who articulated his own version of the positioning in a much more effective way than what she had prepared. I watched her ego struggle with adopting that last minute change even though it had the potential to vastly improve her presentation. I was proud to see her accept the suggestions and her final proposal was indeed enthusiastically received by the management team. Keeping your ego in check is easier if you constantly remind yourself that as a PMM, it is your job to discover, compile, and propose new positioning and messaging, regardless of its source.
