To overcome these issues I pictured my runner bolting down the track, jumping hurdles toward the finish line. Hunger, hurdle. Finding sleep, hurdle, schoolwork, hurdle. If I closed my eyes I could see the runner’s back, the movement of her sinewy muscles, glistening with sweat, bounding over the hurdles, one by one. On mornings when I did not want to get out of bed, I saw another hurdle to leap over. This way, obstacles became a natural part of the course, an indication that I was right where I needed to be, running the track, which was entirely different from letting obstacles make me believe I was off it. On a racing track, why wouldn't there be hurdles? With this picture in mind—using the hurdles to leap forward toward my diploma—I shrugged the blanket off, went through the door, and got myself to school.

When we ingest a drug or a drink, our system instantly floods with an absurd amount of dopamine — from two to ten times the natural amount — causing an intense uprush of pleasure and focus, essentially shortcutting the brain’s natural reward system. That feels really, really good. Then a couple of things happen. The hippocampus — the part of the brain responsible for creating memories — lays down “tracks” or “records” of this rapid sense of satisfaction. So essentially the brain remembers: I can cut straight to the good feelings with this simple little thing. Next, the amygdala, which is responsible for emotions and survival instincts, creates a conditioned response to the stimulus (for me, it’s alcohol; for you, it’s whatever your “thing” is), and as a result, the brain produces less dopamine or even in severe cases eliminates dopamine receptors in an effort to maintain balance, causing the activity that once used to be the fast track to pleasure to become less and less pleasurable over time. Now, repeat this cycle a few thousand times, and the brain’s reward and learning functions change significantly. The actual pleasure associated with the behavior subsides, yet the memory of the desired effect and the need to re-create it (the wanting) persists. The normal machinery of motivation no longer functions rationally. “You were literally out of your mind,” she said.

But we saw some striking common denominators as well. Most of them come from broken or dysfunctional homes. They’re generally products of some type of abuse, whether it’s physical abuse, sexual abuse, emotional abuse, or a combination. We tend to see at a very early age the formation of what we refer to as the “homicidal triangle” or “homicidal triad.” This includes enuresis—or bed-wetting—at an inappropriate age, starting fires, and cruelty to small animals or other children. Very often, we found, at least two of these three traits were present, if not all three. By the time we see his first serious crime, he’s generally somewhere in his early to mid-twenties. He has low self-esteem and blames the rest of the world for his situation. He already has a bad track record, whether he’s been caught at it or not. It may be breaking and entering, it may have been rape or rape attempts. You may see a dishonorable discharge from the military, since these types tend to have a real problem with any type of authority. Throughout their lives, they believe that they’ve been victims: they’ve been manipulated, they’ve been dominated, they’ve been controlled by others. But here, in this one situation, fueled by fantasy, this inadequate, ineffectual nobody can manipulate and dominate a victim of his own; he can be in control. He can orchestrate whatever he wants to do to the victim. He can decide whether this victim should live or die, how the victim should die. It’s up to him; he’s finally calling the shots.

I met with a group of a hundred or so fifth graders from a poor neighborhood at a school in Houston, Texas. Most of them were on a track that would never get them to college. So I decided then and there to make a contract with them. I would pay for their four-year college education if they kept a B average and stayed out of trouble. I made it clear that with focus, anyone could be above average, and I would provide mentoring support to them. I had a couple of key criteria: They had to stay out of jail. They couldn't get pregnant before graduating high school. Most importantly, they needed to contribute 20 hours of service per year to some organization in their community. Why did I add this? College is wonderful, but what was even more important to me was to teach them they had something to give, not just something to get in life. I had no idea how I was going to pay for it in the long run, but I was completely committed, and I signed a legally binding contract requiring me to deliver the funds. It's funny how motivating it can be when you have no choice but to move forward. I always say, if you want to take the island, you have to burn your boats! So I signed those contracts. Twenty-three of those kids worked with me from the fifth grade all the way to college. Several went on to graduate school, including law school! I call them my champions. Today they are social workers, business owners, and parents. Just a few years ago, we had a reunion, and I got to hear the magnificent stories of how early-in-life giving to others had become a lifelong pattern. How it caused them to believe they had real worth in life. How it gave them such joy to give, and how many of them now are teaching this to their own children.

Less is more. “A few extremely well-chosen objectives,” Grove wrote, “impart a clear message about what we say ‘yes’ to and what we say ‘no’ to.” A limit of three to five OKRs per cycle leads companies, teams, and individuals to choose what matters most. In general, each objective should be tied to five or fewer key results. (See chapter 4, “Superpower #1: Focus and Commit to Priorities.”) Set goals from the bottom up. To promote engagement, teams and individuals should be encouraged to create roughly half of their own OKRs, in consultation with managers. When all goals are set top-down, motivation is corroded. (See chapter 7, “Superpower #2: Align and Connect for Teamwork.”) No dictating. OKRs are a cooperative social contract to establish priorities and define how progress will be measured. Even after company objectives are closed to debate, their key results continue to be negotiated. Collective agreement is essential to maximum goal achievement. If the climate has changed and an objective no longer seems practical or relevant as written, key results can be modified or even discarded mid-cycle. Within that system, tenured professors—ostensibly proof positive that you can, indeed, think about your subject of choice for the rest of your life, complete with job security, if you just work hard enough—encourage their most motivated students to apply for grad school. The grad schools depend on money from full-pay students and/or cheap labor from those students, so they accept far more master’s students than there are spots in PhD programs, and far more PhD students than there are tenure-track positions. Through it all, grad students are told that work will, in essence, save them: If they publish more, if they go to more conferences to present their work, if they get a book contract before graduating, their chances on the job market will go up. For a very limited few, this proves true. But it is no guarantee—and with ever-diminished funding for public universities, many students take on the costs of conference travel themselves (often through student loans), scrambling to make ends meet over the summer while they apply for the already-scarce number of academic jobs available, many of them in remote locations, with little promise of long-term stability. Some academics exhaust their hope labor supply during grad school. For others, it takes years on the market, often while adjuncting for little pay in demeaning and demanding work conditions, before the dream starts to splinter. But the system itself is set up to feed itself as long as possible. Most humanities PhD programs still offer little or nothing in terms of training for jobs outside of academia, creating a sort of mandatory tunnel from grad school to tenure-track aspirant. In the humanities, especially, to obtain a PhD—to become a doctor in your field of knowledge—is to adopt the refrain “I don’t have any marketable skills.” Many academics have no choice but to keep teaching—the only thing they feel equipped to do—even without fair pay or job security. Academic institutions are incentivized to keep adjuncts “doing what they love”—but there’s additional pressure from peers and mentors who’ve become deeply invested in the continued viability of the institution. Many senior academics with little experience of the realities of the contemporary market explicitly and implicitly advise their students that the only good job is a tenure-track academic job. Switch from a Performance Focus to a Mastery Focus There’s a way to keep your standards high but avoid the problems that come from perfectionism. If you can shift your thinking from a performance focus to a mastery focus, you’ll become less fearful, more resilient, and more open to good, new ideas. Performance focus is when your highest priority is to show you can do something well now. Mastery focus is when you’re mostly concerned with advancing your skills. Someone with a mastery focus will think, “My goal is to master this skill set” rather than “I need to perform well to prove myself.” A mastery focus can help you persist after setbacks. To illustrate this, imagine the following scenario: Adam is trying to master the art of public speaking. Due to his mastery goal, he’s likely to take as many opportunities as he can to practice giving speeches. When he has setbacks, he’ll be motivated to try to understand these and get back on track. His mastery focus will make him more likely to work steadily toward his goal. Compare this with performance-focused Rob, who is concerned just with proving his competence each time he gives a talk. Rob will probably take fewer risks in his style of presentation and be less willing to step outside his comfort zone. If he has an incident in which a talk doesn’t go as well as he’d hoped, he’s likely to start avoiding public speaking opportunities. Mastery goals will help you become less upset about individual instances of failure. They’ll increase your willingness to identify where you’ve made errors, and they’ll help you avoid becoming so excessively critical of yourself that you lose confidence in your ability to rectify your mistakes. A mastery focus can also help you prioritize—you can say yes to things that move you toward your mastery goal and no to things that don’t. This is great if you’re intolerant of uncertainty, because it gives you a clear direction and rule of thumb for making decisions about which opportunities to pursue. Experiment: What’s your most important mastery goal right now? Complete this sentence: “My goal is to master the skills involved in ___.” Examples include parenting, turning more website visitors into buyers, property investment, or self-compassion. Based on the mastery goal you picked, answer the following questions. Make your answers as specific as possible. How would people with your mastery goal: 1. React to mistakes, setbacks, disappointments, and negative moods? 2. Prioritize which tasks they work on? What types of tasks would they deprioritize? 3. React when they’d sunk a lot of time into something and then realized a particular strategy or idea didn’t have the potential they’d hoped it would? 4. Ensure they were optimizing their learning and skill acquisition? 5. React when they felt anxious?

You gain more credibility when you are open and expressive. The warmer personality will seem stronger and more confident. And perhaps most important, remember to smile in conversation. If you seem interested and enthusiastic, it will enhance the chemistry between you and the interviewer or your supervisor. You can develop the ability to use facial expressions to your advantage through a kind of biofeedback that makes use of the mirror and continuously experimenting in real life. There is very little research on the consequences of having disparate conscious and nonconscious “selves” that are out of synch. An exception is the work of Joachim Brunstein and Oliver Schultheiss. In several studies, they measured people’s nonconscious agentic motives (needs for achievement and power) and communal motives (needs for affiliation and intimacy), using the TAT test. They also included self-report measures of these same motives. As in previous studies, they found little correspondence, on average, between people’s nonconscious and conscious motives. Some individuals, however, did have nonconscious and conscious motives that corresponded, and these people showed greater emotional well-being than people whose goals were out of synch. In one study, students’ nonconscious and conscious goals were assessed at the beginning of the semester and their emotional well-being tracked for the next several weeks. The students whose conscious goals matched their nonconscious goals showed an increase in emotional well-being as the semester progressed. The students whose conscious goals did not match their nonconscious goals showed a decrease in emotional well-being over the same period. It appears to be to people’s advantage to develop conscious theories that correspond at least somewhat with the personality of their adaptive unconscious.30
