Where to stash your organizational risk? Lately, I’m increasingly hearing folks reference the idea of organizational debt. This is the organizational sibling of technical debt, and it represents things like biased interview processes and inequitable compensation mechanisms. These are systemic problems that are preventing your organization from reaching its potential. Like technical debt, these risks linger because they are never the most pressing problem. Until that one fateful moment when they are. Within organizational debt, there is a volatile subset most likely to come abruptly due, and I call that subset organizational risk. Some good examples might be a toxic team culture, a toilsome fire drill, or a struggling leader. These problems bubble up from your peers, skip-level one-on-ones,16 and organizational health surveys. If you care and are listening, these are hard to miss. But they are slow to fix. And, oh, do they accumulate! The larger and older your organization is, the more you’ll find perched on your capable shoulders. How you respond to this is, in my opinion, the core challenge of leading a large organization. How do you continue to remain emotionally engaged with the challenges faced by individuals you’re responsible to help, when their problem is low in your problems queue? In that moment, do you shrug off the responsibility, either by changing roles or picking powerlessness? Hide in indifference? Become so hard on yourself that you collapse inward? I’ve tried all of these! They weren’t very satisfying. What I’ve found most successful is to identify a few areas to improve, ensure you’re making progress on those, and give yourself permission to do the rest poorly. Work with your manager to write this up as an explicit plan and agree on what reasonable progress looks like. These issues are still stored with your other bags of risk and responsibility, but you’ve agreed on expectations. Now you have a set of organizational risks that you’re pretty confident will get fixed, and then you have all the others: known problems, likely to go sideways, that you don’t believe you’re able to address quickly. What do you do about those? I like to keep them close. Typically, my organizational philosophy is to stabilize team-by-team and organization-by-organization. Ensuring any given area is well on the path to health before moving my focus. I try not to push risks onto teams that are functioning well. You do need to delegate some risks, but generally I think it’s best to only delegate solvable risk. If something simply isn’t likely to go well, I think it’s best to hold the bag yourself. You may be the best suited to manage the risk, but you’re almost certainly the best positioned to take responsibility. As an organizational leader, you’ll always have a portfolio of risk, and you’ll always be doing very badly at some things that are important to you. That’s not only okay, it’s unavoidable.

We imagine that spiritual and moral needs can be solved through status and material things. 3. Although we are flawed creatures, we are also splendidly endowed. We are divided within ourselves, both fearfully and wonderfully made. We do sin, but we also have the capacity to recognize sin, to feel ashamed of sin, and to overcome sin. We are both weak and strong, bound and free, blind and far-seeing. We thus have the capacity to struggle with ourselves. There is something heroic about a person in struggle with herself, strained on the rack of conscience, suffering torments, yet staying alive and growing stronger, sacrificing a worldly success for the sake of an inner victory.

I’ve been discussing elite attitudes toward democracy. I sketched a line from the first democratic revolution, with its fear and contempt for the rascal multitude who were asking for ridiculous things like universal education, health care, and democratization of law, wanting to be ruled by countrymen like themselves who know the people’s sores, not by knights and gentlemen who just oppress them. From there to the second major democratic revolution establishing the US Constitution, which was, as discussed last time, a Framers’ Coup, the title of the main scholarly work, a coup by elites that the author describes as a conservative counterrevolution against excessive democracy. On to the twentieth century and such leading progressive theorists of democracy as Walter Lippmann, Edward Bernays, Harold Lasswell, and Reinhold Niebuhr, and their conception that the public has to be put in its place. They’re spectators, not participants. The responsible men, the elite, have to be protected from the trampling and the roar of the bewildered herd, who have to be kept in line with necessary illusions, emotionally potent oversimplifications, and, in general, engineering of consent, which has become a gigantic industry devoted to some aspects of the task, while responsible intellectuals take care of others. The men of best quality through the ages have to be self-indoctrinated, as Orwell discussed. They must internalize the understanding that there are certain things it just wouldn’t do to say. It must be so fully internalized that it becomes as routine as taking a breath. What else could anyone possibly believe? As long as all of this is in place, the system functions properly, with no crises. This picture, I think, captures crucial features of thought control in the more free societies, but it is misleading in essential ways. Most importantly, it largely omitted the constant popular struggles to extend the range of democracy, with many successes. Even in the last generation, there have been quite substantial successes. Such successes typically lead to a reaction. Those with power and privilege don’t relinquish it easily. The neoliberal period that we’re now enduring, long in planning, is such a reaction.

The most interesting aspects of the story lie between the two extremes of coercion and popularity. It might be instructive to consider fascist regimes’ management of workers, who were surely the most recalcitrant part of the population. It is clear that both Fascism and Nazism enjoyed some success in this domain. According to Tim Mason, the ultimate authority on German workers under Nazism, the Third Reich “contained” German workers by four means: terror, division, some concessions, and integration devices such as the famous Strength Through Joy (Kraft durch Freude) leisure-time organization. Let there be no doubt that terror awaited workers who resisted directly. It was the cadres of the German Socialist and Communist parties who filled the first concentration camps in 1933, before the Jews. Since socialists and communists were already divided, it was not hard for the Nazis to create another division between those workers who continued to resist and those who decided to try to live normal lives. The suppression of autonomous worker organizations allowed fascist regimes to address workers individually rather than collectively. Soon, demoralized by the defeat of their unions and parties, workers were atomized, deprived of their usual places of sociability, and afraid to confide in anyone. Both regimes made some concessions to workers—Mason’s third device for worker “containment.” They did not simply silence them, as in traditional dictatorships. After power, official unions enjoyed a monopoly of labor representation. The Nazi Labor Front had to preserve its credibility by actually paying some attention to working conditions. Mindful of the 1918 revolution, the Third Reich was willing to do absolutely anything to avoid unemployment or food shortages. As the German economy heated up in rearmament, there was even some wage creep. Later in the war, the arrival of slave labor, which promoted many German workers to the status of masters, provided additional satisfactions. Mussolini was particularly proud of how workers would fare under his corporatist constitution. The Labor Charter (1927) promised that workers and employers would sit down together in a “corporation” for each branch of the economy, and submerge class struggle in the discovery of their common interests. It looked very imposing by 1939 when a Chamber of Corporations replaced parliament. In practice, however, the corporative bodies were run by businessmen, while the workers’ sections were set apart and excluded from the factory floor. Mason’s fourth form of “containment”—integrative devices—was a specialty of fascist regimes. Fascists were past masters at manipulating group dynamics: the youth group, the leisure-time association, party rallies. Peer pressure was particularly powerful in small groups. There the patriotic majority shamed or intimidated nonconformists into at least keeping their mouths shut. Sebastian Haffner recalled how his group of apprentice magistrates was sent in summer 1933 on a retreat, where these highly educated young men, mostly non-Nazis, were bonded into a group by marching, singing, uniforms, and drill. To resist seemed pointless, certain to lead nowhere but to prison and an end to the dreamed-of career. Finally, with astonishment, he observed himself raising his arm, fitted with a swastika armband, in the Nazi salute. These various techniques of social control were successful.

Seeing the ugliness, whatever form it takes - malice, misery, aggression, negativity - constantly defeating the happiness of the people around me and seeing how much useless misery is born in the world and how much useful happiness is wasted, I grabbed in my hand the most eager "why" I could find and started writing, in the chance that I can defeat ugliness by explaining it. I wanted to understand how we've become so good at being sad, how we've become so good at not only at abandoning the beauty of our soul but asking its ugliness to show the world around us who we are. Every time I struggled with the question of who gives birth to my misery, I stumbled upon my own weaknesses. By writing for others, I learned myself. Nothing is accidental, not even anything that seems to happen by accident. It is no coincidence that there is so much sadness in the world. It exists because, by choosing to do what is easy and not what is right, we don't try to learn our weaknesses as well as we should to prevent them from producing misery or magnifying the misery someone else's weaknesses have produced. The more I wrote, the more I realized the value of the truth we should tell ourselves in achieving our happiness. Maybe it's time to say no to the lies we tell ourselves and finally tell the truth. This way, we will build self-knowledge, become as self-sufficient as we need to disarm our weaknesses and become happy. Every time we tell the truth to ourselves, we create self-knowledge and every time we lie, we tear it down. We all want to be happy, but we aren’t willing to do everything needed to deserve our happiness. Happiness is the disarming of misery. In this way, we will be able to change our lives for the better. When we learn ourselves well enough to disarm our weaknesses, we will allow our strengths to make us as successful and happy as they can. We will therefore create a life that has as little ugliness as possible, a life that has so much beauty that we will want to fall in love with. Let's tell ourselves the truth in order to drive away the ugliness we have been producing for so many years with our lies. The lies we tell ourselves create ugliness, which in turn, leads to misery. On the contrary, truth creates beauty that leads to happiness. We all have beauty in our souls, as long as we aren't afraid of the truth from which it is made. Let's live by translating the beauty of our soul into happiness, and not by translating its ugliness into the pain and misery of the people around us. We will then be able to create a world that is as real as it needs to be to feel so beautiful that it overflows with happiness.

Perfectionism is not the same thing as striving for excellence. Perfectionism is not about healthy achievement and growth. Perfectionism is a defensive move. It’s the belief that if we do things perfectly and look perfect, we can minimize or avoid the pain of blame, judgment, and shame. Perfectionism is a twenty-ton shield that we lug around, thinking it will protect us, when in fact it’s the thing that’s really preventing us from being seen. Perfectionism is not self-improvement. Perfectionism is, at its core, about trying to earn approval. Most perfectionists grew up being praised for achievement and performance (grades, manners, rule following, people pleasing, appearance, sports). Somewhere along the way, they adopted this dangerous and debilitating belief system: “I am what I accomplish and how well I accomplish it. Please. Perform. Perfect.” Healthy striving is self- focused: How can I improve? Perfectionism is other-focused: What will they think? Perfectionism is a hustle. Perfectionism is not the key to success. In fact, research shows that perfectionism hampers achievement. Perfectionism is correlated with depression, anxiety, addiction, and life paralysis or missed opportunities. The fear of failing, making mistakes, not meeting people’s expectations, and being criticized keeps us outside of the arena where healthy competition and striving unfolds. Last, perfectionism is not a way to avoid shame. Perfectionism is a form of shame. Where we struggle with perfectionism, we struggle with shame.

the weakening of the discourses constructing political identities in terms of left and right has not meant the disappearance of the need for a we/they distinction. Such a distinction is still very much alive; however, today it is increasingly established through a moral vocabulary. We could say that the distinction between left and right has been replaced by the one between right and wrong. This indicates that the adversarial model of politics is still with us, but the main difference is that now politics is played out in the moral register, using the vocabulary of good and evil to discriminate between 'we the good democrats' and 'they the evil ones'. This can be seen, for instance, in the reactions to the rise of right-wing populist parties, where moral condemnation has generally replaced a properly political type of struggle. Instead of trying to grasp the reasons for the success of right-wing parties, the 'good' democratic parties have often limited themselves to calling for a 'cordon sanitaire' to be established in order to stop the return of what they see as 'the brown plague'. Another example of this moralization of politics is when President George W. Bush opposes the civilized 'us' to the barbarian 'others'. To construct a political antagonism in this way is what I call the 'moralization of politics'. This is something that we can see at work in many different areas nowadays; the inability to formulate the problems facing society in a political way and to envisage political solutions to these problems leads to framing an increasing number of issues in moral terms. This is, of course, not good for democracy because when the opponents are not defined in a political but in a moral way, they cannot be seen as adversaries, but only as enemies. With the evil ones, no agonistic debate is possible. They have to be eliminated.

We’ve talked about all the well-meaning parents who’ve tried to boost their children’s self-esteem by telling them how smart and talented they are. And we’ve talked about all the negative effects of this kind of praise. Well, these children of praise have now entered the workforce, and sure enough, many can’t function without getting a sticker for their every move. Instead of yearly bonuses, some companies are giving quarterly or even monthly bonuses. Instead of employee of the month, it’s the employee of the day. Companies are calling in consultants to teach them how best to lavish rewards on this overpraised generation. We now have a workforce full of people who need constant reassurance and can’t take criticism. Not a recipe for success in business, where taking on challenges, showing persistence, and admitting and correcting mistakes are essential. Why are businesses perpetuating the problem? Why are they continuing the same misguided practices of the overpraising parents, and paying money to consultants to show them how to do it? Maybe we need to step back from this problem and take another perspective. If the wrong kinds of praise lead kids down the path of entitlement, dependence, and fragility, maybe the right kinds of praise can lead them down the path of hard work and greater hardiness. We have shown in our research that with the right kinds of feedback even adults can be motivated to choose challenging tasks and confront their mistakes. What would this feedback look or sound like in the workplace? Instead of just giving employees an award for the smartest idea or praise for a brilliant performance, they would get praise for taking initiative, for seeing a difficult task through, for struggling and learning something new, for being undaunted by a setback, or for being open to and acting on criticism. Maybe it could be praise for not needing constant praise! Through a skewed sense of how to love their children, many parents in the ’90s (and, unfortunately, many parents of the ’00s) abdicated their responsibility. Although corporations are not usually in the business of picking up where parents left off, they may need to this time. If businesses don’t play a role in developing a more mature and growth-minded workforce, where will the leaders of the future come from?

True, unselfish, consecrated workers gladly use their highest gifts in the lowliest service. They realize that true service means to see and to perform the duties that God points out. There are many who are not satisfied with the work that God has given them. They are not satisfied to serve Him pleasantly in the place that He has marked out for them, or to do uncomplainingly the work that He has placed in their hands. It is right for us to be dissatisfied with the way in which we perform duty, but we are not to be dissatisfied with the duty itself, because we would rather do something else. In His providence God places before human beings service that will be as medicine to their diseased minds. Thus He seeks to lead them to put aside the selfish preferences which, if cherished, would disqualify them for the work He has for them. If they accept and perform this service, their minds will be cured. But if they refuse it, they will be left at strife with themselves and with others. The Lord disciplines His workers, so that they will be prepared to fill the places appointed them. He desires to mold their minds in accordance with His will. For this purpose He brings to them test and trial. Some He places where relaxed discipline and over-indulgence will not become their snare, where they are taught to appreciate the value of time, and to make the best and wisest use of it. There are some who desire to be a ruling power, and who need the sanctification of submission. God brings about a change in their lives, and perhaps places before them duties that they would not choose. If they are willing to be guided by Him, He will give them grace and strength to perform the objectionable duties in a spirit of submission and helpfulness. They are being qualified to fill places where their disciplined abilities will make them of the greatest service. Some God trains by bringing to them disappointment and apparent failure. It is His purpose that they shall learn to master difficulty. He inspires them with a determination to make every apparent failure prove a success. Often men pray and weep because of the perplexities and obstacles that confront them. But if they will hold the beginning of their confidence steadfast unto the end, He will make their way clear. Success will come to them as they struggle against apparently insurmountable difficulties; and with success will come the greatest joy. What is my motivation for writing this? I’m tired of seeing so many people struggle. I’m frustrated at seeing so many kids coming out of college without even the basic skills for living a free life for themselves. I’m fed up watching so many parents in a stage of utter exhaustion, wondering what happened to their life after believing that following the rules we were all taught would lead them to success rather than the road to nowhere. I’m sad watching so many of us in our thirties and forties miss out on precious time with our families by drowning in meaningless work, and then finding relief inside a bottle of wine. For a leader to diagnose a church for a culture compatible for developing leaders requires a good bit of courage and even more humility. But if we are to be churches that train the very best leaders, we must put our egos to death. For the leader who longs for the church to repent, change often begins with the leader’s repentance. While we are wasting our time if we only address behavior while ignoring the wrong convictions, to discover what a culture fundamentally believes, a leader must work backward from the behaviors. While it is foolish and futile to attempt to change culture by only addressing behavior, one can learn the culture by watching the collective behavior of the church, by observing what is applauded and what is seen as normal. By observing the aggregate behaviors of the people, one can get a good sense of what the church really believes. We offer the following framework to help church leaders assess if the culture actually believes in and values leadership development. While this list of attributes does not cover everything that can or should be present in a church culture, we believe this list includes critical cultural attributes necessary for leadership development. The framework was built from the theological beliefs outlined in the previous chapter along with potential deviant expressions that corrode a church culture. As you consider your church culture, do the attributes on the left describe the church or those on the right? Working backward from the behavioral analysis, it is possible to make some theological assessments for church culture.

Storytelling is one means to entertain, share knowledge, and transmit cultural ideology. Through the universal lens of storytelling, do we become familiar with the life altering dilemmas and moral challenges that fuselage provides the linkage to mode the character patterns essential to leading a principled life? By shuffling through scores of loose leafed stories, can we glean the clarity of thought and the lucidity of perception needed successfully to tackle our own life with gusto? Is reading stories of struggle and redemption one way that we become acquainted with the chemistry of pain and suffering that permeates the arteries of all thinking human beings? Does appreciation for other people’s hardbound stories assist us place the vertebrae of our own experiences into a telling template? Can we draw upon the accumulated experiences of other people’s lives as well as our own hands-on experiences when we see our lives folded into a comprehensible scabbard depicting what it means to be human and, therefore, fallible?
