Once you’re in the bathroom, it’s mess-around time. All the other teachers on our floor were women, so you didn’t have to worry about them barging in on you. Grab the bars to the stalls and swing. Try to touch your feet to the ceiling. Swing hard. If someone’s in the stall, it’s really funny to swing and kick his door in, especially if he’s a younger kid. If you scare him bad enough, he might pee on himself a little. That’s funny. Or if your buddy’s using the urinal, you can push him from behind and flush it at the same time. Then he might get a little wet. That’s pretty funny, too. Some kids like to plug the toilets with big wads of toilet paper, but I don’t suggest you try doing that. You can get in big trouble. My older brother told me his friend got caught and he had to scrub the toilets with a toothbrush. He said the principal made him brush his teeth with that toothbrush afterward, too. Mrs. Williams is pretty tough, but I don’t think she’d give out that kind of punishment. I don’t want to find out, either. When I came back into the classroom after my fourth or fifth trip, Mr. Terupt looked at me and said, “Boy, Peter, I’m gonna have to call you Mr. Peebody, or better yet, Peter the Pee-er. Algren’s book opens with one of the best historical descriptions of American white trash ever written.* He traces the Linkhorn ancestry back to the first wave of bonded servants to arrive on these shores. These were the dregs of society from all over the British Isles—misfits, criminals, debtors, social bankrupts of every type and description—all of them willing to sign oppressive work contracts with future employers in exchange for ocean passage to the New World. Once here, they endured a form of slavery for a year or two—during which they were fed and sheltered by the boss—and when their time of bondage ended, they were turned loose to make their own way. In theory and in the context of history the setup was mutually advantageous. Any man desperate enough to sell himself into bondage in the first place had pretty well shot his wad in the old country, so a chance for a foothold on a new continent was not to be taken lightly. After a period of hard labor and wretchedness he would then be free to seize whatever he might in a land of seemingly infinite natural wealth. Thousands of bonded servants came over, but by the time they earned their freedom the coastal strip was already settled. The unclaimed land was west, across the Alleghenies. So they drifted into the new states—Kentucky and Tennessee; their sons drifted on to Missouri, Arkansas and Oklahoma. Drifting became a habit; with dead roots in the Old World and none in the New, the Linkhorns were not of a mind to dig in and cultivate things. Bondage too became a habit, but it was only the temporary kind. They were not pioneers, but sleazy rearguard camp followers of the original westward movement. By the time the Linkhorns arrived anywhere the land was already taken—so they worked for a while and moved on. Their world was a violent, boozing limbo between the pits of despair and the Big Rock Candy Mountain. They kept drifting west, chasing jobs, rumors, homestead grabs or the luck of some front-running kin. They lived off the surface of the land, like army worms, stripping it of whatever they could before moving on. It was a day-to-day existence, and there was always more land to the west. Some stayed behind and their lineal descendants are still there—in the Carolinas, Kentucky, West Virginia and Tennessee. There were dropouts along the way: hillbillies, Okies, Arkies—they’re all the same people. Texas is a living monument to the breed. So is southern California. Algren called them “fierce craving boys” with “a feeling of having been cheated.” Freebooters, armed and drunk—a legion of gamblers, brawlers and whorehoppers. Blowing into town in a junk Model-A with bald tires, no muffler and one headlight … looking for quick work, with no questions asked and preferably no tax deductions. Just get the cash, fill up at a cut-rate gas station and hit the road, with a pint on the seat and Eddy Arnold on the radio moaning good back-country tunes about home sweet home, that Bluegrass sweetheart still waitin, and roses on Mama’s grave. Algren left the Linkhorns in Texas, but anyone who drives the Western highways knows they didn’t stay there either. They kept moving until one day in the late 1930s they stood on the spine of a scrub-oak California hill and looked down on the Pacific Ocean—the end of the road.

In theory, if some holy book misrepresented reality, its disciples would sooner or later discover this, and the text’s authority would be undermined. Abraham Lincoln said you cannot deceive everybody all the time. Well, that’s wishful thinking. In practice, the power of human cooperation networks depends on a delicate balance between truth and fiction. If you distort reality too much, it will weaken you, and you will not be able to compete against more clear-sighted rivals. On the other hand, you cannot organise masses of people effectively without relying on some fictional myths. So if you stick to unalloyed reality, without mixing any fiction with it, few people will follow you. If you used a time machine to send a modern scientist to ancient Egypt, she would not be able to seize power by exposing the fictions of the local priests and lecturing the peasants on evolution, relativity and quantum physics. Of course, if our scientist could use her knowledge in order to produce a few rifles and artillery pieces, she could gain a huge advantage over pharaoh and the crocodile god Sobek. Yet in order to mine iron ore, build blast furnaces and manufacture gunpowder the scientist would need a lot of hard-working peasants. Do you really think she could inspire them by explaining that energy divided by mass equals the speed of light squared? If you happen to think so, you are welcome to travel to present-day Afghanistan or Syria and try your luck. Really powerful human organisations – such as pharaonic Egypt, the European empires and the modern school system – are not necessarily clear-sighted. Much of their power rests on their ability to force their fictional beliefs on a submissive reality. That’s the whole idea of money, for example. The government makes worthless pieces of paper, declares them to be valuable and then uses them to compute the value of everything else. The government has the power to force citizens to pay taxes using these pieces of paper, so the citizens have no choice but to get their hands on at least some of them. Consequently, these bills really do become valuable, the government officials are vindicated in their beliefs, and since the government controls the issuing of paper money, its power grows. If somebody protests that ‘These are just worthless pieces of paper!’ and behaves as if they are only pieces of paper, he won’t get very far in life.

Toyota wasn’t really worried that it would give away its “secret sauce.” Toyota’s competitive advantage rested firmly in its proprietary, complex, and often unspoken processes. In hindsight, Ernie Schaefer, a longtime GM manager who toured the Toyota plant, told NPR’s This American Life that he realized that there were no special secrets to see on the manufacturing floors. “You know, they never prohibited us from walking through the plant, understanding, even asking questions of some of their key people,” Schaefer said. “I’ve often puzzled over that, why they did that. And I think they recognized we were asking the wrong questions. We didn’t understand this bigger picture.” It’s no surprise, really. Processes are often hard to see—they’re a combination of both formal, defined, and documented steps and expectations and informal, habitual routines or ways of working that have evolved over time. But they matter profoundly. As MIT’s Edgar Schein has explored and discussed, processes are a critical part of the unspoken culture of an organization. 1 They enforce “this is what matters most to us.” Processes are intangible; they belong to the company. They emerge from hundreds and hundreds of small decisions about how to solve a problem. They’re critical to strategy, but they also can’t easily be copied. Pixar Animation Studios, too, has openly shared its creative process with the world. Pixar’s longtime president Ed Catmull has literally written the book on how the digital film company fosters collective creativity2—there are fixed processes about how a movie idea is generated, critiqued, improved, and perfected. Yet Pixar’s competitors have yet to equal Pixar’s successes. Like Toyota, Southern New Hampshire University has been open with would-be competitors, regularly offering tours and visits to other educational institutions. As President Paul LeBlanc sees it, competition is always possible from well-financed organizations with more powerful brand recognition. But those assets alone aren’t enough to give them a leg up. SNHU has taken years to craft and integrate the right experiences and processes for its students and they would be exceedingly difficult for a would-be competitor to copy. SNHU did not invent all its tactics for recruiting and serving its online students. It borrowed from some of the best practices of the for-profit educational sector. But what it’s done with laser focus is to ensure that all its processes—hundreds and hundreds of individual “this is how we do it” processes—focus specifically on how to best respond to the job students are hiring it for. “We think we have advantages by ‘owning’ these processes internally,” LeBlanc says, “and some of that is tied to our culture and passion for students.

There is an inherent, humbling cruelty to learning how to run white water. In most other so-called "adrenaline" sports—skiing, surfing and rock climbing come to mind—one attains mastery, or the illusion of it, only after long apprenticeship, after enduring falls and tumbles, the fatigue of training previously unused muscles, the discipline of developing a new and initially awkward set of skills. Running white water is fundamentally different. With a little luck one is immediately able to travel long distances, often at great speeds, with only a rudimentary command of the sport's essential skills and about as much physical stamina as it takes to ride a bicycle downhill. At the beginning, at least, white-water adrenaline comes cheap. It's the river doing the work, of course, but like a teenager with a hot car, one forgets what the true power source is. Arrogance reigns. The river seems all smoke and mirrors, lots of bark (you hear it chortling away beneath you, crunching boulders), but not much bite. You think: Let's get on with it! Let's run this damn river! And then maybe the raft hits a drop in the river— say, a short, hidden waterfall. Or maybe a wave reaches up and flicks the boat on its side as easily as a horse swatting flies with its tail. Maybe you're thrown suddenly into the center of the raft, and the floor bounces back and punts you overboard. Maybe you just fall right off the side of the raft so fast you don't realize what's happening. It doesn't matter. The results are the same. The world goes dark. The river— the word hardly does justice to the churning mess enveloping you— the river tumbles you like so much laundry. It punches the air from your lungs. You're helpless. Swimming is a joke. You know for a fact that you are drowning. For the first time you understand the strength of the insouciant monster that has swallowed you. Maybe you travel a hundred feet before you surface (the current is moving that fast). And another hundred feet—just short of a truly fearsome plunge, one that will surely kill you— before you see the rescue lines. You're hauled to shore wearing a sheepish grin and a look in your eye that is equal parts confusion, respect, and raw fear. That is River Lesson Number One. Everyone suffers it. And every time you get the least bit cocky, every time you think you have finally figured out what the river is all about, you suffer it all over again.

My family is a classic American-dream story. My great-grandparents fled Russia to avoid being murdered for their religion. Just two generations later, my parents fled New York City weekends for their country house. I never felt guilty about this. I was raised to believe America rewards hard work. But I was also raised to understand that luck plays a role in even the bootstrappiest success story. The cost of living the dream, I was taught, is the responsibility to expand it for others. It’s a more than fair price. Yet the people running the country didn’t see it that way. With George W. Bush in the White House, millionaires and billionaires were showered with tax cuts. Meanwhile, schools went underfunded. Roads and bridges deteriorated. Household incomes languished. Deficits ballooned. And America went to war. President Bush invaded Iraq to destroy weapons of mass destruction, a campaign which hit a snag when it turned out those weapons didn’t exist. But by then it was too late. We had broken a country and owned the resulting mess. Colin Powell called this “the Pottery Barn rule,” which, admittedly, was cute. Still, it’s hard to imagine a visit to Pottery Barn that costs trillions of dollars and thousands of American lives. Our leaders, in other words, had made bad choices. They would therefore be replaced with better ones. That’s how AP Government told me the system worked. In the real world, however, the invasion of Iraq became an excuse for a dark and antidemocratic turn. Those who questioned the war, the torture of prisoners—or even just the tax cuts—found themselves accused of something barely short of treason. No longer was a distinction made between supporting the president’s policies and America’s troops. As an electoral strategy, this was dangerous and cynical. Also, it worked. So no, I didn’t grow up with a high opinion of politicians. But I did grow up in the kind of environment where people constantly told me I could change the world. Then I realized he was reaching for my hand. He took it in his warm hand again, rubbing my palm with his calloused thumb. His voice was smooth like a song as he said, “I would not love college in New York if you weren’t there.” Suddenly I was flushing hot in the freezing night. “You wouldn’t?” I whispered. “No. When I said I love it, I listed all these things I love about it. I left you out.” He let my hand go and touched his finger to my lips. “I love you.” I started stupidly at him. Was he joking again, reciting another line from my story? I didn’t remember writing this. He leaned in and kissed me. I didn’t respond for a few seconds. My mind lagged behind what my body was feeling. “Say it,” he whispered against my lips. “I know this is hard for you. Tell me.” “I love you.” Hearing my own words, I gasped at the rush of emotion. He put his hands on either side of my jaw and took my mouth with his. My mind still chattered that something was wrong with this picture. My body stopped caring. I grabbed fistfuls of his sweater and pulled him closer.
