During one spree in London I spent several hundred pounds on books having titles or covers that somehow caught my fancy: books on the natural history of the mole, twenty sundry Penguin books because I thought it could be nice if the penguins could form a colony. Once I think I shoplifted a blouse because I could not wait a minute longer for the woman-with-molasses feet in front of me in line. Or maybe I just thought about shoplifting, I don’t remember, I was totally confused. I imagine I must have spent far more than thirty thousand dollars during my two major manic episodes, and God only knows how much more during my frequent milder manias. But then back on lithium and rotating on the planet at the same pace as everyone else, you find your credit is decimated, your mortification complete: mania is not a luxury one can easily afford. It is devastating to have the illness and aggravating to have to pay for medications, blood tests, and psychotherapy. They, at least, are partially deductible. But money spent while manic doesn’t fit into the Internal Revenue Service concept of medical expense or business loss. So after mania, when most depressed, you’re given excellent reason to be even more so.

And let me tell you two other things I learned. The first is that it doesn’t matter how old that child is, or when or how he became yours. Once you decide to think of someone as your child, something changes, and everything you have previously enjoyed about them, everything you have previously felt for them, is preceded first by that fear. It’s not biological; it’s something extra-biological, less a determination to ensure the survival of one’s genetic code, and more a desire to prove oneself inviolable to the universe’s feints and challenges, to triumph over the things that want to destroy what’s yours. The second thing is this: when your child dies, you feel everything you’d expect to feel, feelings so well-documented by so many others that I won’t even bother to list them here, except to say that everything that’s written about mourning is all the same, and it’s all the same for a reason—because there is no real deviation from the text. Sometimes you feel more of one thing and less of another, and sometimes you feel them out of order, and sometimes you feel them for a longer time or a shorter time. But the sensations are always the same. But here’s what no one says—when it’s your child, a part of you, a very tiny but nonetheless unignorable part of you, also feels relief. Because finally, the moment you have been expecting, been dreading, been preparing yourself for since the day you became a parent, has come. Ah, you tell yourself, it’s arrived. Here it is. And now that I think about it I’m going to want my apartment to be “my style,” you know: my own motif, so I need certain decoratives to spruce up the decor, but wait, what is my style exactly, and do these stainless-steel picture frames embody that particular style? Does this replica Matisse sketch accurately capture my edgy-but-professional vibe? Exactly how “edgy” am I? What espresso maker defines me as a man? Does the fact that I’m even asking these questions mean I lack the dangling brass pendulum that’d make me a “man’s man”? How many plates/cups/bowls/spoons should a man own? I guess I need a diningroom table too, right? And a rug for the entryway and bathroom rugs (bath mats?) and what about that one thing, that thing that’s like a rug but longer? Sometimes you feel more of one thing and less of another, and sometimes you feel them out of order, and sometimes you feel them for a longer time or a shorter time. But the sensations are always the same. But here’s what no one says—when it’s your child, a part of you, a very tiny but nonetheless unignorable part of you, also feels relief. We are committed to involving as many people as possible, as young as possible, as soon as possible. Sometimes too young and too soon! But we intentionally err on the side of too fast rather than too slow. We don’t wait until people feel “prepared” or “fully equipped.” Seriously, when is anyone ever completely prepared for ministry? Ministry makes people’s faith bigger. If you want to increase someone’s confidence in God, put him in a ministry position before he feels fully equipped. The messages your environments communicate have the potential to trump your primary message. If you don’t see a mess, if you aren’t bothered by clutter, you need to make sure there is someone around you who does see it and is bothered by it. An uncomfortable or distracting setting can derail ministry before it begins. The sermon begins in the parking lot. Assign responsibility, not tasks. At the end of the day, it’s application that makes all the difference. Truth isn’t helpful if no one understands or remembers it. If you want a church full of biblically educated believers, just teach what the Bible says. If you want to make a difference in your community and possibly the world, give people handles, next steps, and specific applications. Challenge them to do something. As we’ve all seen, it’s not safe to assume that people automatically know what to do with what they’ve been taught. They need specific direction. This is hard. This requires an extra step in preparation. But this is how you grow people. Your current template is perfectly designed to produce the results you are currently getting. We must remove every possible obstacle from the path of the disinterested, suspicious, here-against-my-will, would-rather-be-somewhere-else, unchurched guests. The parking lot, hallways, auditorium, and stage must be obstacle-free zones. As a preacher, it’s my responsibility to offend people with the gospel. That’s one reason we work so hard not to offend them in the parking lot, the hallway, at check-in, or in the early portions of our service. We want people to come back the following week for another round of offending! Present the gospel in uncompromising terms, preach hard against sin, and tackle the most emotionally charged topics in culture, while providing an environment where unchurched people feel comfortable. The approach a church chooses trumps its purpose every time. Nothing says hypocrite faster than Christians expecting non-Christians to behave like Christians when half the Christians don’t act like it half the time. When you give non-Christians an out, they respond by leaning in. Especially if you invite them rather than expect them. There’s a big difference between being expected to do something and being invited to try something. There is an inexorable link between an organization’s vision and its appetite for improvement. Vision exposes what has yet to be accomplished. In this way, vision has the power to create a healthy sense of organizational discontent. A leader who continually keeps the vision out in front of his or her staff creates a thirst for improvement. Vision-centric churches expect change. Change is a means to an end. Change is critical to making what could and should be a reality. Write your vision in ink; everything else should be penciled in. Plans change. Vision remains the same. It is natural to assume that what worked in the past will always work. But, of course, that way of thinking is lethal. And the longer it goes unchallenged, the more difficult it is to identify and eradicate. Every innovation has an expiration date. The primary reason churches cling to outdated models and programs is that they lack leadership.

December 8, 1986 Hello John: Thanks for the good letter. I don’t think it hurts, sometimes, to remember where you came from. You know the places where I came from. Even the people who try to write about that or make films about it, they don’t get it right. They call it “9 to 5.” It’s never 9 to 5, there’s no free lunch break at those places, in fact, at many of them in order to keep your job you don’t take lunch. Then there’s OVERTIME and the books never seem to get the overtime right and if you complain about that, there’s another sucker to take your place. You know my old saying, “Slavery was never abolished, it was only extended to include all the colors.” And what hurts is the steadily diminishing humanity of those fighting to hold jobs they don’t want but fear the alternative worse. People simply empty out. They are bodies with fearful and obedient minds. The color leaves the eye. The voice becomes ugly. And the body. The hair. The fingernails. The shoes. Everything does. As a young man I could not believe that people could give their lives over to those conditions. As an old man, I still can’t believe it. What do they do it for? Sex? TV? An automobile on monthly payments? Or children? Children who are just going to do the same things that they did? Early on, when I was quite young and going from job to job I was foolish enough to sometimes speak to my fellow workers: “Hey, the boss can come in here at any moment and lay all of us off, just like that, don’t you realize that?” They would just look at me. I was posing something that they didn’t want to enter their minds. Now in industry, there are vast layoffs (steel mills dead, technical changes in other factors of the work place). They are layed off by the hundreds of thousands and their faces are stunned: “I put in 35 years…” “It ain’t right…” “I don’t know what to do…” They never pay the slaves enough so they can get free, just enough so they can stay alive and come back to work. I could see all this. Why couldn’t they? I figured the park bench was just as good or being a barfly was just as good. Why not get there first before they put me there? Why wait? I just wrote in disgust against it all, it was a relief to get the shit out of my system. And now that I’m here, a so-called professional writer, after giving the first 50 years away, I’ve found out that there are other disgusts beyond the system. I remember once, working as a packer in this lighting fixture company, one of the packers suddenly said: “I’ll never be free!” One of the bosses was walking by (his name was Morrie) and he let out this delicious cackle of a laugh, enjoying the fact that this fellow was trapped for life. So, the luck I finally had in getting out of those places, no matter how long it took, has given me a kind of joy, the jolly joy of the miracle. I now write from an old mind and an old body, long beyond the time when most men would ever think of continuing such a thing, but since I started so late I owe it to myself to continue, and when the words begin to falter and I must be helped up stairways and I can no longer tell a bluebird from a paperclip, I still feel that something in me is going to remember (no matter how far I’m gone) how I’ve come through the murder and the mess and the moil, to at least a generous way to die. To not to have entirely wasted one’s life seems to be a worthy accomplishment, if only for myself. Your boy, Hank

In the Chinese tradition, nothing was better than dying old and full of years, a treasure in the bosom of one’s family. To outlive descendants and endure a long span of widowhood could hardly be construed as lucky. Tears filled my eyes, and for some reason this seemed to agitate Er Lang, for he turned away. In profile, he was even more handsome, if that was possible, though I was quite sure he was aware of it. “It isn’t necessarily a good thing, but you’ll see all of the next century, and I think it will be an interesting one.” “That’s what Tian Bai said,” I said bitterly. “How long will I outlive him?” “Long enough,” he said. Then more gently, “You may have a happy marriage, though.” “I wasn’t thinking about him,” I said. “I was thinking about my mother. By the time I die, she’ll have long since gone on to the courts for reincarnation. I shall never see her again.” I burst into sobs, realizing how much I’d clung to that hope, despite the fact that it might be better for my mother to leave the Plains of the Dead. But then we would never meet in this lifetime. Her memories would be erased and her spirit lost to me in this form. “Don’t cry.” I felt his arms around me, and I buried my face in his chest. The rain began to fall again, so dense it was like a curtain around us. Yet I did not get wet. “Listen,” he said. “When everyone around you has died and it becomes too hard to go on pretending, I shall come for you.” “Do you mean that?” A strange happiness was beginning to grow, twining and tightening around my heart. “I’ve never lied to you.” “Can’t I go with you now?” He shook his head. “Aren’t you getting married? Besides, I’ve always preferred older women. In about fifty years’ time, you should be just right.” I glared at him. “What if I’d rather not wait?” He narrowed his eyes. “Do you mean that you don’t want to marry Tian Bai?” I dropped my gaze. “If you go with me, it won’t be easy for you,” he said warningly. “It will bring you closer to the spirit world and you won’t be able to lead a normal life. My work is incognito, so I can’t keep you in style. It will be a little house in some strange town. I shan’t be available most of the time, and you’d have to be ready to move at a moment’s notice.” I listened with increasing bewilderment. “Are you asking me to be your mistress or an indentured servant?” His mouth twitched. “I don’t keep mistresses; it’s far too much trouble. I’m offering to marry you, although I might regret it. And if you think the Lim family disapproved of your marriage, wait until you meet mine.” I tightened my arms around him. “Speechless at last,” Er Lang said. “Think about your options. Frankly, if I were a woman, I’d take the first one. Sheepwalking I define “sheepwalking” as the outcome of hiring people who have been raised to be obedient and giving them a brain-dead job and enough fear to keep them in line. You’ve probably encountered someone who is sheepwalking. The TSA “screener” who forces a mom to drink from a bottle of breast milk because any other action is not in the manual. A “customer service” rep who will happily reread a company policy six or seven times but never stop to actually consider what the policy means. A marketing executive who buys millions of dollars’ worth of TV time even though she knows it’s not working—she does it because her boss told her to. It’s ironic but not surprising that in our age of increased reliance on new ideas, rapid change, and innovation, sheepwalking is actually on the rise. That’s because we can no longer rely on machines to do the brain-dead stuff. We’ve mechanized what we could mechanize. What’s left is to cost-reduce the manual labor that must be done by a human. So we write manuals and race to the bottom in our search for the cheapest possible labor. And it’s not surprising that when we go to hire that labor, we search for people who have already been trained to be sheepish. Training a student to be sheepish is a lot easier than the alternative. Teaching to the test, ensuring compliant behavior, and using fear as a motivator are the easiest and fastest ways to get a kid through school. So why does it surprise us that we graduate so many sheep? And graduate school? Since the stakes are higher (opportunity cost, tuition, and the job market), students fall back on what they’ve been taught. To be sheep. Well-educated, of course, but compliant nonetheless. And many organizations go out of their way to hire people that color inside the lines, that demonstrate consistency and compliance. And then they give these people jobs where they are managed via fear. Which leads to sheepwalking. (“I might get fired!”) The fault doesn’t lie with the employee, at least not at first. And of course, the pain is often shouldered by both the employee and the customer. Is it less efficient to pursue the alternative? What happens when you build an organization like W. L. Gore and Associates (makers of Gore-Tex) or the Acumen Fund? At first, it seems crazy. There’s too much overhead, there are too many cats to herd, there is too little predictability, and there is way too much noise. Then, over and over, we see something happen. When you hire amazing people and give them freedom, they do amazing stuff. And the sheepwalkers and their bosses just watch and shake their heads, certain that this is just an exception, and that it is way too risky for their industry or their customer base. I was at a Google conference last month, and I spent some time in a room filled with (pretty newly minted) Google sales reps. I talked to a few of them for a while about the state of the industry. And it broke my heart to discover that they were sheepwalking. Just like the receptionist at a company I visited a week later. She acknowledged that the front office is very slow, and that she just sits there, reading romance novels and waiting. And she’s been doing it for two years. Just like the MBA student I met yesterday who is taking a job at a major packaged-goods company…because they offered her a great salary and promised her a well-known brand. She’s going to stay “for just ten years, then have a baby and leave and start my own gig.…” She’ll get really good at running coupons in the Sunday paper, but not particularly good at solving new problems. What a waste. Step one is to give the problem a name. Done. Step two is for anyone who sees themselves in this mirror to realize that you can always stop. You can always claim the career you deserve merely by refusing to walk down the same path as everyone else just because everyone else is already doing it.

I knew she hated when I whined, but I didn’t think she hated it enough to come over and grab me by the arm again. “I asked you how you got in here, young lady. What’s your name?” Her voice sounded strange. “Where do you live?” Her grip on my skin only tightened the longer I waited to answer. It had to have been a joke, right? Was she sick, too? Sometimes cold medicine did funny things to her. Funny things, though. Not scary things. “Can you tell me your name?” she repeated. “Ouch!” I yelped, trying to pull my arm away. “Mom, what’s wrong?” She yanked me up from the table, forcing me onto my feet. “Where are your parents? How did you get in this house?” Something tightened in my chest to the point of snapping. “Mom, Mommy, why—” “Stop it,” she hissed, “stop calling me that!” “What are you—?” I think I must have tried to say something else, but she dragged me over to the door that led out into the garage. My feet slid against the wood, skin burning. “Wh-what’s wrong with you?” I cried. I tried twisting out of her grasp, but she wouldn’t even look at me. Not until we were at the door to the garage and she pushed my back up against it. “We can do this the easy way or the hard way. I know you’re confused, but I promise that I’m not your mother. I don’t know how you got into this house, and, frankly, I’m not sure I want to know—” “I live here!” I told her. “I live here! I’m Ruby!” When she looked at me again, I saw none of the things that made Mom my mother. The lines that formed around her eyes when she smiled were smoothed out, and her jaw was clenched around whatever she wanted to say next. When she looked at me, she didn’t see me. I wasn’t invisible, but I wasn’t Ruby. “Mom.” I started to cry. “I’m sorry, I didn’t mean to be bad. I’m so sorry, I’m so sorry! She hadn’t even turned on the light for me. I pushed myself up onto my hands and knees, ignoring the bite of the frosty air on my bare skin. I launched myself in the direction of the door, fumbling around until I found it. I tried shaking the handle, jiggling it, still thinking, hoping, praying that this was some big birthday surprise, and that by the time I got back inside, there would be a plate of pancakes at the table and Dad would bring in the presents, and we could—we could—we could pretend like the night before had never happened, even with the evidence in the next room over. Harvard psychologist Daniel Gilbert talks about this phenomenon in his 2006 book, Stumbling on Happiness. “The greatest achievement of the human brain is its ability to imagine objects and episodes that do not exist in the realm of the real,” he writes. “The frontal lobe—the last part of the human brain to evolve, the slowest to mature, and the first to deteriorate in old age—is a time machine that allows each of us to vacate the present and experience the future before it happens.” This time travel into the future—otherwise known as anticipation—accounts for a big chunk of the happiness gleaned from any event. As you look forward to something good that is about to happen, you experience some of the same joy you would in the moment. The major difference is that the joy can last much longer. Consider that ritual of opening presents on Christmas morning. The reality of it seldom takes more than an hour, but the anticipation of seeing the presents under the tree can stretch out the joy for weeks. One study by several Dutch researchers, published in the journal Applied Research in Quality of Life in 2010, found that vacationers were happier than people who didn’t take holiday trips. That finding is hardly surprising. What is surprising is the timing of the happiness boost. It didn’t come after the vacations, with tourists bathing in their post-trip glow. It didn’t even come through that strongly during the trips, as the joy of travel mingled with the stress of travel: jet lag, stomach woes, and train conductors giving garbled instructions over the loudspeaker. The happiness boost came before the trips, stretching out for as much as two months beforehand as the holiday goers imagined their excursions. A vision of little umbrella-sporting drinks can create the happiness rush of a mini vacation even in the midst of a rainy commute. On some level, people instinctively know this. In one study that Gilbert writes about, people were told they’d won a free dinner at a fancy French restaurant. When asked when they’d like to schedule the dinner, most people didn’t want to head over right then. They wanted to wait, on average, over a week—to savor the anticipation of their fine fare and to optimize their pleasure. The experiencing self seldom encounters pure bliss, but the anticipating self never has to go to the bathroom in the middle of a favorite band’s concert and is never cold from too much air conditioning in that theater showing the sequel to a favorite flick. Planning a few anchor events for a weekend guarantees you pleasure because—even if all goes wrong in the moment—you still will have derived some pleasure from the anticipation. I love spontaneity and embrace it when it happens, but I cannot bank my pleasure solely on it. If you wait until Saturday morning to make your plans for the weekend, you will spend a chunk of your Saturday working on such plans, rather than anticipating your fun. Hitting the weekend without a plan means you may not get to do what you want. You’ll use up energy in negotiations with other family members. You’ll start late and the museum will close when you’ve only been there an hour. Your favorite restaurant will be booked up—and even if, miraculously, you score a table, think of how much more you would have enjoyed the last few days knowing that you’d be eating those seared scallops on Saturday night!

They [mountains] are portions of the heart of the earth that have escaped from the dungeon down below, and rushed up and out. And as our hearts keep us alive, so that great lump of heat keeps the earth alive: it is a huge power of buried sunlight—that is what it is. Now think: out of that caldron, where all the bubbles would be as big as the Alps if it could get room for its boiling, certain bubbles have bubbled out and escaped—up and away, and there they stand in the cool, cold sky—mountains. Think of the change, and you will no more wonder that there should be something awful about the very look of a mountain: from the darkness—for where the light has nothing to shine upon, it is much the same as darkness—from the heat, from the endless tumult of boiling unrest—up, with a sudden heavenward shoot, into the wind, and the cold, and the starshine, and a cloak of snow that lies like ermine above the blue-green mail of the glaciers; and the great sun, their grandfather, up there in the sky; and their little old cold aunt, the moon, that comes wandering about the house at night; and everlasting stillness, except for the wind that turns the rocks and caverns into a roaring organ for the young archangels that are studying how to let out the pent-up praises of their hearts, and the molten music of the streams, rushing ever from the bosoms of the glaciers fresh-born. Think too of the change in their own substance—no longer molten and soft, heaving and glowing, but hard and shining and cold. Think of the creatures scampering over and burrowing in it, and the birds building their nests upon it, and the trees growing out of its sides, like hair to clothe it, and the lovely grass in the valleys, and the gracious flowers even at the very edge of its armour of ice, like the rich embroidery of the garment below, and the rivers galloping down the valleys in a tumult of white and green! And along with all these, think of the terrible precipices down which the traveller may fall and be lost, and the frightful gulfs of blue air cracked in the glaciers, and the dark profound lakes, covered like little arctic oceans with floating lumps of ice. All this outside the mountain! But the inside, who shall tell what lies there? Caverns of awfullest solitude, their walls miles thick, sparkling with ores of gold or silver, copper or iron, tin or mercury, studded perhaps with precious stones—perhaps a brook, with eyeless fish in it, running, running ceaseless, cold and babbling, through banks crusted with carbuncles and golden topazes, or over a gravel of which some of the stones are rubies and emeralds, perhaps diamonds and sapphires—who can tell?—and whoever can't tell is free to think—all waiting to flash, waiting for millions of ages—ever since the earth flew off from the sun, a great blot of fire, and began to cool. Then there are caverns full of water, numbing cold, fiercely hot—hotter than any boiling water. From some of these the water cannot get out, and from others it runs in channels as the blood in the body: little veins bring it down from the ice above into the great caverns of the mountain's heart, whence the arteries let it out again, gushing in pipes and clefts and ducts of all shapes and kinds, through and through its bulk, until it springs newborn to the light, and rushes down the mountain side in torrents, and down the valleys in rivers—down, down, rejoicing, to the mighty lungs of the world, that is the sea, where it is tossed in storms and cyclones, heaved up in billows, twisted in waterspouts, dashed to mist upon rocks, beaten by millions of tails, and breathed by millions of gills, whence at last, melted into vapour by the sun, it is lifted up pure into the air, and borne by the servant winds back to the mountain tops and the snow, the solid ice, and the molten stream.
