Talk about what people care about. Begin writing an introduction by asking, “Will my listeners care about this?” (Not, “Why should they care about this?”) Stepping into the pulpit calmly and scanning the congregation to the count of five can have a remarkable effect on preacher and congregation alike. It is as if you are saying, “I’m about to preach the Word of God. I want all of you settled. I’m not going to begin, in fact, until I have your complete attention.” No sermon is ready for preaching, not ready for writing out, until we can express its theme in a short, pregnant sentence as clear as crystal. The getting of that sentence is the hardest, most exacting, and most fruitful labor of study. We tend to use generalities for compelling reasons. Specifics often take research and extra thought, precious commodities to a pastor. Generalities are safe. We can’t help but use generalities when we can’t remember details of a story or when we want anonymity for someone. Still, the more specific their language, the better speakers communicate. I used to balk at spending a large amount of time on a story, because I wanted to get to the point. Now I realize the story gets the point across better than my declarative statements. Omit needless words. Vigorous writing is concise. A sentence should contain no unnecessary words, a paragraph no unnecessary sentences, for the same reason that a drawing should have no unnecessary lines and a machine no unnecessary parts. This requires not that the writer make all his sentences short, or that he avoid all detail and treat his subjects only in outline, but that every word tell. Limits—that is, form—challenge the mind, forcing creativity. Needless words weaken our offense. Listening to some speakers, you have to sift hundreds of gallons of water to get one speck of gold. If the sermon is so complicated that it needs a summary, its problems run deeper than the conclusion. The last sentence of a sermon already has authority; when the last sentence is Scripture, this is even more true. No matter what our tone or approach, we are wise to craft the conclusion carefully. In fact, given the crisis and opportunity that the conclusion presents—remember, it will likely be people’s lasting memory of the message—it’s probably a good practice to write out the conclusion, regardless of how much of the rest of the sermon is written. It is you who preaches Christ. And you will preach Christ a little differently than any other preacher. Not to do so is to deny your God-given uniqueness. Aim for clarity first. Beauty and eloquence should be added to make things even more clear, not more impressive. I’ll have not praise nor time for those who suppose that writing comes by some divine gift, some madness, some overflow of feeling. I’m especially grim on Christians who enter the field blithely unprepared and literarily innocent of any hard work—as though the substance of their message forgives the failure of its form.

Hope is more than wishing things will work out. It is resting in the God who holds all things in his wise and powerful hands. We use the word hope in a variety of ways. Sometimes it connotes a wish about something over which we have no control at all. We say, “I sure hope the train comes soon,” or, “I hope it doesn’t rain on the day of the picnic.” These are wishes for things, but we wouldn’t bank on them. The word hope also depicts what we think should happen. We say, “I hope he will choose to be honest this time,” or, “I hope the judge brings down a guilty verdict.” Here hope reveals an internal sense of morality or justice. We also use hope in a motivational sense. We say, “I did this in the hope that it would pay off in the end,” or, “I got married in the hope that he would treat me in marriage the way he treated me in courtship.” All of this is to say that because the word hope is used in a variety of ways, it is important for us to understand how this word is used in Scripture or in its gospel sense. Biblical hope is foundationally more than a faint wish for something. Biblical hope is deeper than moral expectation, although it includes that. Biblical hope is more than a motivation for a choice or action, although it is that as well. So what is biblical hope? It is a confident expectation of a guaranteed result that changes the way you live. Let’s pull this definition apart. First, biblical hope is confident. It is confident because it is not based on your wisdom, faithfulness, or power, but on the awesome power, love, faithfulness, grace, patience, and wisdom of God. Because God is who he is and will never, ever change, hope in him is hope well placed and secure. Hope is also an expectation of a guaranteed result. It is being sure that God will do all that he has planned and promised to do. You see, his promises are only as good as the extent of his rule, but since he rules everything everywhere, I know that resting in the promises of his grace will never leave me empty and embarrassed. I may not understand what is happening and I may not know what is coming around the corner, but I know that God does and that he controls it all. So even when I am confused, I can have hope, because my hope does not rest on my understanding, but on God’s goodness and his rule. Finally, true hope changes the way you live. When you have hope that is guaranteed, you live with confidence and courage that you would otherwise not have. That confidence and courage cause you to make choices of faith that would seem foolish to someone who does not have your hope. Think of a time when you approached someone with a “questioning” attitude. How did he or she respond to you? What about a time when you approached someone with a pure attitude of asking questions? But how do you avoid that, given how subjective perceptions of fairness and accuracy are? David Bradford of the Stanford Graduate School of Business suggests “staying on our side of the net”—that is, focusing our feedback on our feelings about the behavior and avoiding references to the other person’s motives. We’re in safe territory on our side of the net; others may not like what we say when we describe how we feel, but they can’t dispute its accuracy. However, when we make guesses about their motives, we cross over to their side of the net, and even minor inaccuracies can provoke a defensive reaction. For example, when giving critical feedback to someone who’s habitually late, it’s tempting to say something like, “You don’t value my time, and it’s very disrespectful of you.” But these are guesses about the other person’s state of mind, not statements of fact. If we’re even slightly off base, the employee will feel misunderstood and be less receptive to the feedback. A more effective way to make the same point is to say, “When you’re late, I feel devalued and disrespected.” It’s a subtle distinction, but by focusing on the specific behavior and our internal response—by staying on our side of the net—we avoid making an inaccurate, disputable guess. Because motives are often unclear, we constantly cross the net in an effort to make sense of others’ behavior. While this is inevitable, it’s good practice to notice when we’re guessing someone’s motives and get back on our side of the net before offering feedback.

It’s important to distinguish between explaining and excusing. Explaining why something happened is vital if you want to stop it from happening in the future. If a train derails, experts are going to do their best to determine what went wrong—they want to explain the wreck. The more accurately they can explain it, the better chance they have of making sure it doesn’t happen again. However, by explaining it they’re not lending it any kind of legitimacy or taking away from the tragedy of what happened. They’re just trying to understand why it happened. The same is true for people. It’s possible that there’s no excuse for the behavior of someone you’re talking to on the other side. Okay, then. Don’t excuse it. But it’s still important to try to understand and explain why they do what they do—what they understand to be motivating their behavior—even if you completely disagree with their rationale.

C players dread report card day because they are reminded of how average or deficient they are. To an A player, a report card with a B or a C is devastating and a call for renewed commitment and remedial actions. They have the technical chops to do the job. This is not their first rodeo. They have been there, done that, and they are technically very good at what they do. They are humble enough to ask for coaching. The three most important questions an employee can ask are: What else can I do? Where can I get better? What do I need to do or learn so that I continue to grow? If you have someone on your team asking all three of these questions, you have an A player in the making. If you agree these three questions would fundamentally change the game for your team, why not enroll them in asking these questions? They see opportunities. C players see only problems. Every situation is asking a very simple question: Do you want me to be a problem or an opportunity? Your choice. You know the job has outgrown the person when all you hear are problems. This book festival...grew to attract thousands of visitors every year. Now they felt like they needed a new purpose. The festival’s continuing existence felt assured. What was it for? What could it do? How could it make itself count? The festival’s leadership reached out to me for advice on these questions. What kind of purpose could be their next great animating force? Someone had the idea that the festival’s purpose could be about stitching together the community. Books were, of course, the medium. But couldn’t an ambitious festival set itself the challenge of making the city more connected? Couldn’t it help turn strong readers into good citizens? That seemed to me a promising direction—a specific, unique, disputable lodestar for a book festival that could guide its construction...We began to brainstorm. I proposed an idea: Instead of starting each session with the books and authors themselves, why not kick things off with a two-minute exercise in which audience members can meaningfully, if briefly, connect with one another? The host could ask three city- or book-related questions, and then ask each member of the audience to turn to a stranger to discuss one of them. What brought you to this city—whether birth or circumstance? What is a book that really affected you as a child? What do you think would make us a better city? Starting a session with these questions would help the audience become aware of one another. It would also break the norm of not speaking to a stranger, and perhaps encourage this kind of behavior to continue as people left the session. And it would activate a group identity—the city’s book lovers—that, in the absence of such questions, tends to stay dormant. As soon as this idea was mentioned, someone in the group sounded a worry. “But I wouldn’t want to take away time from the authors,” the person said. There it was—the real, if unspoken, purpose rousing from its slumber and insisting on its continued primacy. Everyone liked the idea of “book festival as community glue” in theory. But at the first sign of needing to compromise on another thing in order to honor this new something, alarm bells rang. The group wasn’t ready to make the purpose of the book festival the stitching of community if it meant changing the structure of the sessions, or taking time away from something else. Their purpose, whether or not they admitted it, was the promotion of books and reading and the honoring of authors. It bothered them to make an author wait two minutes for citizens to bond. The book festival was doing what many of us do: shaping a gathering according to various unstated motivations, and making half-hearted gestures toward loftier goals.

Until knowledge becomes part of you, it is not possible to talk about awareness, or true understanding. Everything must come from and into an organism. Theories are only valid when made organic — ”organic” as in "part of the body". The knowledge that has to be learned and followed like a discipline is useless. It doesn't matter which amount of knowledge you absorb or in which variety. Knowledge can’t be remembered all the time in the same proportion that is kept, not all of it, and not all of it at the same time. As a matter of fact, when knowledge is not assimilated above personal interests, that same knowledge is already corrupted. When knowledge is seen as a means to a goal, either it is in obtaining something from the outside world, or passing some test, this knowledge has not become organic but merely used as a tool. That's why so many people avoid being confronted with their ignorance and react angrily when faced with their contradictions, which is quite obvious when we compare what they learn and what they say. You see this everywhere, in teachers, politicians, religious groups, and so on. And then you wonder why are people not honest. But they can’t understand honesty as much as they can’t understand their own ignorance. The stupid are not aware they are stupid, and that’s what really makes them stupid. When someone is too stupid, ignorance is replaced by arrogance. And then this person feels like the world is a bit threat to survival at an individual level. We call this attitude being egotistic. But you can’t stop being an egotistic when suppressing your emotions, or imagining that everyone is a source of negative energy but you. As a matter of fact, you commonly see the egotistic drop into apathy precisely because they confuse the work they must do on themselves with the anger they feel for the world as a whole. Have you ever noticed how easily people turn to anger when you ask them a question? That’s a reaction of someone moving from apathy to fear. On the surface this person is acting like a rude individual, but the emotions behind this behavior are those one feels when watching a horror movie. They are afraid of their own feelings, and project this fear as an aggression. Now comes the interesting part: Who are they attacking? They are attacking precisely the one that can help them, because only such individual will ask the right questions. An individual on apathy and lack of interest, can’t ask anything that is interesting or motivating. So we come to an interesting paradox in society, that those who can uplift others, end up being perceived as a threat to them. And that’s the simplest way to explain insanity.

What I would advise is that you first work to discover the very most promising opportunities for the business. Those opportunities may be internal, fixing bottlenecks and constraints in the way people work, or external. To do this, you should probably pull together a small team of people and take a month to do a review of who your buyers are, who you compete with, and what opportunities exist. It’s normally a good idea to look very closely at what is changing in your business, where you might get a jump on the competition. You should open things up so there are as many useful bits of information on the table as possible. If you want, I can help you structure some of this process and, maybe, help you ask some of the right questions. The end result will be a strategy that is aimed at channeling energy into what seem to be one or two of the most attractive opportunities, where it looks like you can make major inroads or breakthroughs. I can’t tell you in advance how large such opportunities are, or where they may be. I can’t tell you in advance how fast revenues will grow. Perhaps you will want to add new services, or cut back on doing certain things that don’t make a profit. Perhaps you will find it more promising to focus on grabbing the graphics work that currently goes in-house, rather than to competitors. But, in the end, you should have a very short list of the most important things for the company to do. Then you will have a basis for moving forward. That is what I would do were I in your shoes. If you continue down the road you are on you will be counting on motivation to move the company forward. I cannot honestly recommend that as a way forward because business competition is not just a battle of strength and wills; it is also a competition over insights and competencies. One assiduous researcher finally sought to dispute me with a single counterexample. Ulysses S. Grant, he pointed out, once inherited a slave from his wife’s family. I conceded the point but reminded him that, at the time, Ulysses S. Grant was not a Republican. Fearful that they had no substantive answer to Hillary’s America, the mainstream media went into complete denial. If you watched the major networks or public television, or listened to National Public Radio, you would have no idea that Hillary’s America even existed. The book was Number One on the New York Times bestseller list and the movie was the top-grossing documentary of the year. Both were dense with material directly relevant to the ongoing election debate. Yet they were completely ignored by a press that was squarely in the Hillary camp. Despite the failed fulminations and widespread denial, however, the book and movie had an effect. Many people credit it with motivating Republicans and persuading undecideds and thus helping Trump get to the White House. I have no idea how to measure this effect. I do know my book and film helped shape the election narrative. They helped expose Hillary as a gangster and the Democrats as her accomplices with a long history of bigotry and exploitation to account for. In the 2016 election, for the first time the Democrats could not drop the race bomb and get away with it.

So Jesus came and fulfilled the requirements of it to satisfy God. He lived it perfectly. And then instead of the Old Testament law becoming our standard or law, Jesus himself became our law. The way I think about it is this: if I’m ever tempted to cheat on Alyssa, I could motivate myself by the law—I won’t cheat on her because I might go to hell, etc.—or I could motivate myself with love—I don’t want to cheat on her because she is better than anything out there. So it is with us and God. Jesus ushered in a more beautiful covenant. One that is perfected in love, not in hateful and fearful obedience. The law was just a foretaste of Jesus. To know all the shadows and pictures in the Old Testament were simply a picture of him is astounding. Sacrificing a goat seems a little weird and disgusting until you see it actually had a reason. The sacrificial system was God’s way of saying sin breeds death. Someone must die when there is sin. All the mandates and requirements God laid out for the Israelites were ultimately mini arrows pointing to Jesus. The lamb the Israelites needed to sacrifice for sin was God’s way of saying, “There is one coming after you who will not only be a picture of sacrifice and forgiveness like these lambs, but one who will actually be able to take away your sin and cleanse you forever.

James 5:20 One of the Christian's greatest deterrents from sin is the life of another Christian. Some Christians maintain that it is none of their business if another chooses to sin. They are convinced that they are being judgmental if they respond to someone in sin. The world persuades them not to get involved, but this inaction prevents them from being an effective intercessor. As Christians we are aware that sin brings death (Rom. 6:23). Sin kills relationships, dismantles marriages, stifles joy, and destroys peace. When we see someone wander from the truth into error, how should we respond? When Jesus saw sin, it broke His heart. He wept over entire cities as He saw them rejecting the truth (Matt. 23:37–39). He prayed fervently for His disciples to be strong when they were tempted (John 17). He warned those who were heading toward spiritual failure (Matt. 26:20–25, 34). Jesus was even willing to die to save people from their sins because He knew the devastation that sin causes. Jesus never stood idle as those around Him were led astray by their sin. He always took an active role in turning them back to God. “Minding your own business” will save you some discomfort, but it will not help a brother or sister who needs to return to the Lord. If you are truly aware of the grave consequences for those who continue in sin, you will be moved to weep even as Jesus wept. Pray fervently for your friend. That will safeguard your motives and prepare you to minister to him. Be alert, in the event that God asks you to confront your friend. If you do so, be loving and gentle lest you, too, be tempted (Gal. 6:1).

Motivation is the by-product of desire. Desire and motivation can’t be separated. They are always at the same level. True motivation can’t be cranked up any higher than the level of desire. To best understand how desire increases, and motivation along with it, you must learn more about the three levels of motivation. Level Three: Commitment Level Two: Goal Identification Level One: Compliance The lowest level (Level One) is compliance, which is essentially doing something because you were told to do it. There isn’t much motivation or personal desire involved. Character is not built at the compliance level. The next higher level (Level Two) is identification with the goal. Identification gives the individual a feeling of investment in the goal and produces increased desire and motivation. The highest level of motivation (Level Three) is commitment. There is no greater motivation than when someone feels the goal is truly their own. “Because I said so” is all the management ability needed to get somebody to Level One. Simply order the person around as if they can’t think or reason for themselves and have no special ability or investment in getting the job done other than to avoid being fired. To help people reach Level Two, you must clearly and simply communicate the benefits of achieving the goal. Include them in why the job needs to be done and how it’s in their best interest for all to do it well. When there is something to gain, people invest more. Many a company turnaround has started at this level. To reach Level Three, a person needs to understand why they’re uniquely suited for the task. Show that person how his or her strengths (not yours) can be used to help achieve their part of the goal. Not only will they feel that there’s a personal benefit for a job well done, but more important, they’ll bring a part of themselves to the job. Nobody in your organization will be able to sustain a level of motivation higher than you have as the leader. If a person rises above the leader’s level of motivation, they have to leave you and go somewhere else. Therefore, it behooves you to internalize the goals of your organization and build everyone else up to your level of commitment. I’ve heard it described as “organizing energies around a goal.” What a responsibility! What a challenge! What a growth opportunity!

Similar experiences were recounted by the survivors from USS Indianapolis, a United States heavy cruiser that was sunk at the end of the World War II. They reported that virtually everybody wanted to give up their struggle for life at one point or another. The effort to stay afloat so long was overwhelming. Some did give up and died. But the rest, when tempted to quit the effort, focused on their reasons to keep fighting. They encouraged each other with thoughts of people who depended on them in their civil lives: spouses, parents, siblings, and kids. If someone had no one to live for, others would tell them about those in their future who would surely need them—their future spouses and kids. They had a reason to survive: wanting to be there for others who needed them. Those sailors became committed to fulfill this, and their commitment was enough to keep them alive. A good reason is a magnificent tool. A reason-powered motivation can save your life in more than one way. We’ve seen how a reliance on emotion-filled inspiration derived from others doesn’t ultimately motivate you at all if your core values are not involved. However, that does not mean that emotions won’t help you. Far from it. Just be aware of the limitations of relying on your emotions to power consistent action. Emotions are elusive in their nature, but as long as they last, they can boost your abilities many-fold. Emotions give you the ability to get fired-up to begin something. You’ve probably heard the saying, “Well begun is half done.” Starting is the action that magically produces progress. Consider things you’ve begun in the past. One moment you were doing nothing, so had exactly zero potential to reach your goal. Then you made a decision that you would do this and a surge of enthusiasm moved you forward. You were in motion; you’d started. An infinite ocean of possibilities had opened in front of you. Any decision to start something will have this effect.

The easiest way to describe how to harness the galvanizing power of why is with a tool I call the belief statement. For example, most of Apple’s product launches in recent years feature slick videos with commentary from Apple designers, engineers, and executives. These videos, while camouflaged as beautiful product showcases, are actually packed with statements not about what the products do but about the design thinking behind them: in essence, the tightly held beliefs with which Apple’s design team operates. We believe our users should be at the center of everything we do. We believe that a piece of technology should be as beautiful as it is functional. We believe that making devices thinner and lighter but more powerful requires innovative problem solving. Belief statements like these are so compelling for two reasons. First, the right corporate or organizational beliefs have the ability to resonate with our personal belief systems and feelings, and move us to action. In fact, the 2018 Edelman Earned Brand study revealed that nearly two out of three people are now belief-driven buyers.4 And as we saw in our discussion of buyers’ emotional motivators in chapter 3, this works even if the beliefs stated are aspirational. For example, if my vision for my future self is someone who weighs a few pounds less and is in better physical shape, a well-timed ad from a health club or fancy kitchen blender evangelizing the benefits of a healthy lifestyle may be enough to rapidly convert me. In the case of Apple, the same phenomenon results in mobs of smitten consumers arriving at stores in droves, braving long lines and paying premium prices, as if to say, “Yes! I do believe I should be at the center of everything you do! Technology should be beautiful! Thinner? Lighter? More powerful? Of course! We share the same vision! We’re both cool!” (Although these actual words are rarely spoken aloud.) The second reason belief statements are so compelling is because they help us manifest the conviction and emotion critical to delivering our message in an authentic way.

Genuinely happy? Only children, the mentally ill, and daytime television presenters. My belief is that it is possible to feel happier, because I feel better than I used to. I am beginning to understand where the solution lies, primarily because of an exhausting process of trial and mostly error. My qualification to write a book on how to change yourself and change the world is not that I’m better than you, it’s that I’m worse. Not that I’m smarter, but that I’m dumber: I bought the lie hook, line, and sinker. My only quality has been an unwitting momentum, a willingness to wade through the static dissatisfaction that has been piped into my mind from the moment I learned language. What if that feeling of inadequacy, isolation, and anxiety isn’t just me? What if it isn’t internally engineered but the result of concerted effort, the product of a transmission? An ongoing broadcast from the powerful that has colonized my mind? Who is it in here, inside your mind, reading these words, feeling that fear? Is there an awareness, an exempt presence, gleaming behind the waterfall of words that commentate on every event, label every object, judge everyone you come into contact with? And is there another way to feel? Is it possible to be in this world and feel another way? Can you conceive, even for a moment, of a species similar to us but a little more evolved, that have transcended the idea that solutions to the way we feel can be externally acquired? What would that look like? How would that feel—to be liberated from the bureaucracy of managing your recalcitrant mind. Is it possible that there is a conspiracy to make us feel this way? If we were cops right now, we’d look for a motive. If our peace of mind, our God-given right to live in harmony with our environment and one another, has been murdered, who are the prime suspects? Well, who has a motive?
