As entrepreneurs we have a “can do” mindset. This often means that when something needs to be done, we are tempted to just roll up our sleeves and just do it. However, spending a lot of time doing things that aren’t your area of expertise or aren’t a good use of your time can quickly become a very expensive exercise. Remember, money is a renewable resource—you can always get more money but you can never get more time.

Too often we just accept the premise that a homemaker drives carpool, gets the casserole in the oven, and organizes the closets. Once those things are done, we feel like we have ticked all the boxes and now our time is our own. It’s all too easy for us to work in order that we may have leisure, rather than working because we’re convinced that we’re building something phenomenal—and that mindset makes absolutely all the difference in the world. It is the difference between the employee and the boss, the hired help and the entrepreneur, the servant and the free man.

You are always self-employed. You are always the president of your own personal services corporation, no matter where you might be working at the moment. When you see yourself as self-employed, you develop the entrepreneur mentality. The mentality of the highly independent, self-responsible, self-starting individual. Instead of waiting for things to happen, you make things happen. You see yourself as the boss of your own life. You see yourself as completely in charge of your physical health, your financial well-being, your career, your relationships, your home, your car, and every element of your existence. This is the mindset of the truly excellent person.

The earlier the entrepreneurial mind-set is introduced in our young people, the more potent it can be. Start teaching young people to observe the needs of others and to think about how to satisfy those needs through voluntary trade and make a profit. When you see a store, discuss it. Point out prices. Point out quality. Raise their consciousness about ownership. Ask them who owns that building? What would that building sell for? How could we get money to buy that building? What problems does our community have? What new businesses would solve them?

WE LIVE IN AN age of nontraditional ladder climbing. Not just in politics, but in business and personal development and education and entertainment and innovation. Traditional paths are not just slow; they’re no longer viable if we want to compete and innovate. That’s great news, because throwing out the dues paradigm leads us toward meritocracy. But to be successful, we need to start thinking more like hackers, acting more like entrepreneurs. We have to work smarter, not just harder. We’ll see throughout the following chapters how Sinatra-style credibility and ladder switching—always parlaying for something more—are the foundation for how the most interesting people and companies in the world succeed. It’s not just how presidents get to the top. It’s how CEOs and comedians and racecar drivers hone their skills and make it in the big leagues. It’s how new businesses grow fast, and old businesses grow faster. It’s how entrepreneurs create life-changing products in record time and inventors parlay dreams for bigger dreams. Hacking the ladder is the mind-set they use to get places. The rest of this book is about becoming good enough to deserve it.

As we’ve seen, one of the most frequently pursued paths for achievement-minded college seniors is to spend several years advancing professionally and getting trained and paid by an investment bank, consulting firm, or law firm. Then, the thought process goes, they can set out to do something else with some exposure and experience under their belts. People are generally not making lifelong commitments to the field in their own minds. They’re “getting some skills” and making some connections before figuring out what they really want to do. I subscribed to a version of this mind-set when I graduated from Brown. In my case, I went to law school thinking I’d practice for a few years (and pay down my law school debt) before lining up another opportunity. It’s clear why this is such an attractive approach. There are some immensely constructive things about spending several years in professional services after graduating from college. Professional service firms are designed to train large groups of recruits annually, and they do so very successfully. After even just a year or two in a high-level bank or consulting firm, you emerge with a set of skills that can be applied in other contexts (financial modeling in Excel if you’re a financial analyst, PowerPoint and data organization and presentation if you’re a consultant, and editing and issue spotting if you’re a lawyer). This is very appealing to most any recent graduate who may not yet feel equipped with practical skills coming right out of college. Even more than the professional skill you gain, if you spend time at a bank, consultancy, or law firm, you will become excellent at producing world-class work. Every model, report, presentation, or contract needs to be sophisticated, well done, and error free, in large part because that’s one of the core value propositions of your organization. The people above you will push you to become more rigorous and disciplined, and your work product will improve across the board as a result. You’ll get used to dressing professionally, preparing for meetings, speaking appropriately, showing up on time, writing official correspondence, and so forth. You will be able to speak the corporate language. You’ll become accustomed to working very long hours doing detail-intensive work. These attributes are transferable to and helpful in many other contexts.

People who don't empower your goals are human headwind bloviators. They add friction to the journey. When you spout excitement over actions or ideas, bloviators react with doubt and disbelief and use conditioned talking points such as, “Oh that won't work,” “Someone is already doing it,” and “Why bother?”
In motivational circles, they call them “dream stealers.”
You must turn your back on them. Every entrepreneur has bloviators in their life. Network marketers consider me a bloviator. These people are normal obstacles to the Fastlane road trip. Remember, these people have been socially conditioned to believe in the preordained path. They don't know about The Fastlane, nor do they believe it. Anything outside of that box is foreign, and when you talk Fastlane, you may as well be speaking Klingon.
As a producer, you are the minority, while consumers are the rest. To be unlike “everyone” (who isn't rich), you (who will be rich) require a strong defense; otherwise, their toxicity infects your mindset. Commiserating with habitual, negative, limited thinkers is treasonous. Uncontrolled, these headwinds lead directly to the couch and the video game console. Yes, the old, “If you hang out with dogs, you get fleas.”

The VCs were prolific. They talked like nobody I knew. Sometimes they talked their own book, but most days, they talked Ideas: how to foment enlightenment, how to apply microeconomic theories to complex social problems. The future of media and the decline of higher ed; cultural stagnation and the builder’s mind-set. They talked about how to find a good heuristic for generating more ideas, presumably to have more things to talk about. Despite their feverish advocacy of open markets, deregulation, and continuous innovation, the venture class could not be relied upon for nuanced defenses of capitalism. They sniped about the structural hypocrisy of criticizing capitalism from a smartphone, as if defending capitalism from a smartphone were not grotesque. They saw the world through a kaleidoscope of startups: If you want to eliminate economic inequality, the most effective way to do it would be to outlaw starting your own company, wrote the founder of the seed accelerator. Every vocal anti-capitalist person I’ve met is a failed entrepreneur, opined an angel investor. The SF Bay Area is like Rome or Athens in antiquity, posted a VC. Send your best scholars, learn from the masters and meet the other most eminent people in your generation, and then return home with the knowledge and networks you need. Success in entrepreneurship is very much like a game—part chess match, part poker tournament, and part schoolyard soccer competition. You’ve got to make decisive moves in a really strategic way, bluff on occasion when you want others to think that you have a better hand, and pass the ball to and from teammates to hit your goals. Sometimes, it will be a straight line to a quick score, and at other times, you will have to double back, up the ante, and formulate a new plan.

I love our entrepreneurs. Behavioral economists have a quaint name for this disease: the endowment effect. It is the irrational mindset that assigns a disproportionately high value to what one owns. Investing is supposed to be a cut-and-dried profession where, à la Mr. Spock, fund managers dispassionately enter and exit businesses based on intellect, instinct, or insight. Unfortunately, we fulfill this requirement only for entry and some exits.

1. Opportunity. What is the best opportunity for a new entrepreneur to build a successful business? Why is now the time to do it? How does the new landscape of e-commerce and social media create an environment of opportunity? And how do you fit into it all? You will discover why now is the perfect time to create your pie, and why there are others who are ready and willing to buy a slice. 2. Mindset. There’s a reason not every wantrepreneur becomes a successful entrepreneur, and psychology is a big piece of the puzzle. I’ll take you through the development of the right mindset to take a business from zero to one million in a year. 3. Getting customers. A million-dollar business doesn’t start with a product; it starts with a person. Your first step in building your business must be identifying your customer, and then answering his or her need. This builds a real brand, not just a revenue stream. If you get this piece right, you will have droves of repeat buyers who will eagerly “overpay” for your products, thank you for it, and tell all of their friends about you. 4. Product. Choosing your first product will be the biggest hurdle you face. It will take research, patience, and determination. Most importantly, it will require listening to what your customer is saying. I’ll take you through the whole process, from ideation to prototyping and refinement, helping you clear this hurdle in no time flat. 5. Funding. Sure, you’ve got a great product, and you know to whom you’re selling—but how do you fund your inventory? Here’s how to bootstrap, borrow, and build your way to a self-sustaining revenue machine, without stressing about money. 6. Stacking the deck. How do you nearly guarantee that your first product is successful, right out of the gate? Once you’ve decided what business you’re in, we will work to ensure that you don’t get stuck holding a product no one wants; this is where you stack the deck so your launch day is set up to blast off. 7. Launch. Your first product is ready to launch. What do you do now? Do you just let it ride? No. Here’s where building relationships and a few strategic marketing tips will take your business from a single product to a world-class brand, as we cover what you need to do to reach the key growth point of twenty-five sales per day.

2. It’s not about what you can get, but what you can create. One of the first mindset shifts you’ll need to understand is the difference between value extraction and value creation. Too many people think they are only out to get their slice of the pie, of the “limited” value out there in the world. They walk up to a table that has a single pie, take a slice, and think that’s enough. They imagine that once all the slices are gone, that’s it. No more value. That’s why people hate on billionaires, or companies that don’t pay enough taxes: They believe that the “top 1 percent” get rich by taking from others.

6. No matter what, the chips stay on the table. Despite the “going all in” analogy, I don’t compare this life to gambling. In this game, the house doesn’t win because you stayed to play. Being an entrepreneur means thinking in years rather than months. The worst thing you could do in any cycle is trade a long-term risk for a short-term win. When it comes to building a seven-figure business, here’s the mindset you should take on: The longer you can keep your chips on the table, the bigger your end result is going to be. This means not taking an income from the business as soon as you’re profitable. It means keeping the profits in play for the business rather than for your own bank account. Put simply, it means reinvesting rather than recouping. The time frame I recommend for reinvesting profits is a year, at least. During that year, you’ll be working for very little payoff. You’ll be putting every dime you make back into the business. If you can stick it out, then you will increase your chances of success exponentially.

Most people stay poor for two reasons: 1.They haven’t followed a strategy that makes them rich. 2.They don’t have the mindset of a wealthy person. I plan to help you with the first point. I believe the two most important steps to wealth are to build a business and invest the profits. This book will help with the “build a business” part. However, it’s up to you to reframe your mindset.

Maybe it’s coincidence. Maybe it’s a pattern. Maybe it’s universal. But every entrepreneur I’ve met relates to this story, or relates at least to the idea of feeling alone. Suddenly, with no warning or expectation, they had to make all the decisions and live with the consequences. At some point in their lives, they said to themselves: No one is going to take care of me, so I will take care of myself. That kind of pressure is a baptism of sorts, and I believe this is where the entrepreneur mindset begins.

Although the primary changes that are required in an adaptive organization are in the mind-set of its employees, changing the culture is not sufficient. As we saw in Chapter 9, lean management requires treating work as a system and then dealing with the batch size and cycle time of the whole process. Thus, to achieve lasting change, the QuickBooks team had to invest in tools and platform changes that would enable the new, faster way of working.

For pretty much my whole life, I thought I was living to better myself, to create the best life possible. About a year ago, that mindset changed. I now believe I’m here to create the best world possible. This shift from me to everyone is what altered my entire understanding of passion, and my purpose. Ben Horowitz is one of my digital mentors (meaning I follow his blog). I find him very insightful. Whenever he says (or writes about) anything, I inevitably start nodding my head until my neck is sore. Here’s an excerpt from the commencement speech he gave at Columbia, his alma mater: “Following your passion is a very me centered view of the world, and as you go through life, what you’ll find is that what you take out of the world over time—be it…money, cars, stuff, accolades—is much less important than what you put into the world. And so my recommendation would be to follow your contribution. Find the thing that you’re great at, put that into the world, contribute to others, help the world be better. That is the thing to follow." Most of the time, if you follow your contribution, it’s either already a passion, or likely to become one. Doing something you’re good at is intoxicating, as is contributing to the world. Writing and launching The Connection Algorithm was a full year of hard work. It was the result of countless hours of reflection, deeply philosophical thinking, and brutal honesty. Throughout the entire process, I felt driven, passionate, and motivated. At first, I thought this was because I was doing it on my own. But I’ve come to realize it was something else—something far more profound. Shortly after the book was released, I began receiving emails from people who had read the book and been deeply impacted by it. A highschooler in Miami. An entrepreneur in Amsterdam. A small business owner in the midwest. People were also leaving reviews on Amazon—people I didn’t know, saying the book helped them live a better life. And on my Kindle, I could see passages that people were highlighting. People weren’t just reading my book, they were taking notes on useful things to remember. The craft of writing has been unbelievably fulfilling for me. And so I’m continuing the pursuit. My motivation is no longer to make a buck, or “win at life.” Rather, I’m working to improve the world. I think of myself as an inventor, creating a new piece of art for the world to discover. When you make the world better, you get rewarded. So find your craft, and then determine the best contribution you can make with it.

Ethics & Prototypes (The Sonnet)
Take morality out of science and,
All you've left is one big conspiracy theory.
Abundance of facts doesn't make something right,
If it has no regard for the supreme fact of humanity.
Just because we can innovate, doesn't mean we should,
Science can no more be measured by the query of could.
In future we'll be able to pre-edit a newborn baby,
But just because we could, doesn't mean we should.
Only a true scientist will realize the truth in this,
A mind that can look past the pomp into the purpose,
While counterfeit tech giants try to turn the world,
Into a giant lifeless robot made of bolts and nuts.
So better keep radical designs hidden from public eyes.
Some prototypes must never ever be commercialized.

More to Technology (The Sonnet)
Some prototypes must never be commercialized,
Not till we learn to look beyond monetary value.
Write some fiction instead without revealing schematics,
If you want the possibility to survive through.
Technology is a stupidly predictable phenomenon,
What one person can imagine another can rig together.
All it takes is an infinite supply of persistence,
Voila - fiction of today turns reality centuries later!
So I say again, ask the question of "should" not "could",
If you want some tech to bring light not silent regress.
Because once you put the schematics out into the world,
All your brilliance will fall short to undo the damage.
There's more to technology than startups 'n entrepreneurship.
Power without responsibility causes disparity not uplift.

Make a bug list: Every minute of every day, we come into contact with people and situations, some of which somehow seem suboptimal. When I first moved to the United Kingdom more than 20 years ago, I wondered why most bathroom sinks had separate spigots for hot water and cold water. Why not let mixed hot and cold water—adjusted to just the right temperature—be mixed within the faucet instead of in the bowl? My advice is that you carry with you a notepad (or use an app on your phone) and make note of everything you encounter that “bugs you”—that is, could be done better.

Doing so is likely to stimulate your curiosity.

John Mullins (Break the Rules!: The Six Counter-Conventional Mindsets of Entrepreneurs That Can Help Anyone Change the World)
“
While large process‐driven companies are applying stage‐gate methodology to determine whether a new product idea will be substantial enough to “move the needle,” many entrepreneurs adopt an entirely different mindset. They find a very narrow target market whose unique needs or problems they know and understand intimately, and they set out to address those needs or problems, with little regard for how large the opportunity actually is. They figure that once they've built success in serving the initial (albeit small) market, they will have learned some things that will enable them to move on to adjacent market segments or develop additional products for the segment in which they started. This mindset—thinking narrowly, not broadly—is exactly where Knight and Bowerman began their journey, which eventually exceeded almost anyone's wildest expectations. Think narrowly at the outset, learn as you go, and a broader market is likely to eventually come your way.
”
”
John Mullins (Break the Rules!: The Six Counter-Conventional Mindsets of Entrepreneurs That Can Help Anyone Change the World)
“
While thinking narrowly is not going to guarantee the success of whatever opportunity you next pursue, it's going to enhance the depth of your understanding of what your customer wants and will pay for. It will give you a fighting chance of building a successful first platform, even if it's a small one. You can then grow from there. Among the break‐the‐rules mindsets that skilled entrepreneurs adopt, this mindset might be the most important of all.
”
”
John Mullins (Break the Rules!: The Six Counter-Conventional Mindsets of Entrepreneurs That Can Help Anyone Change the World)
“
First, let's be clear what I mean by “ask for the cash” and “ride the float.” I mean the following: After (courageously) asking for and getting payment from your customers as early as possible (ideally before you make or deliver what they've agreed to buy) and after convincing your key suppliers to take payment from you as late as possible (perhaps 30 or 60 or 90 days after they've shipped you what you ordered), you'll find your bank account flush with cash, at least until you have to pay your suppliers. While you have that cash in hand—the “float” before you have to pay it to your suppliers—you can use it to grow your business. Buy inventory. Hire people. Buy more Google AdWords. And so on. As your business grows, you then use your future revenue to pay your suppliers and your people, just in time when their bills come due. That's exactly what 19‐year‐old Michael Dell did in 1984 to start Dell Computer. And it's mostly how he grew Dell, too.

It's Musk's view that if you've built something that customers simply have to have, they will queue up to get it and pay deposits in advance to secure their place in the queue. That cash, paid well in advance at multiple points in Tesla's journey, was used to hire automotive engineers, to build new factories, and to do what was necessary to keep Tesla on the road to survival and more.

John Mullins (Break the Rules!: The Six Counter-Conventional Mindsets of Entrepreneurs That Can Help Anyone Change the World)

Surprisingly, at least to most observers, Tesla has not needed to raise any further equity since May 2019. Who needs investors—or bankers, either—when your customers are so excited about what you offer that they are willing to fund your business, with what amount to interest‐free loans, at that! As Bruce Sidlinger, already an owner of two Tesla vehicles reported, “The morning after the Roadster was announced, I put a deposit down … Elon Musk is one of our planet's great hopes. I would offer a kidney to him if he needed it.”20 Thus, here's a question for you: Can you find a way to get your customers to fund your business as generously as Musk has at Tesla? Perhaps, with the right mindset and a compelling offer, you can!

I often hear entrepreneurs say they require seed funding to build their initial prototype. It was win‐win for the students and for me.

John Mullins (Break the Rules!: The Six Counter-Conventional Mindsets of Entrepreneurs That Can Help Anyone Change the World)
“
I've observed that what's different about successful entrepreneurs is not their drive, as most are no more or no less driven than many leaders in the corporate world are. It's not their personalities, as they are all as different as you are from me. It's not their willingness to take risk, because what the good ones do is find ways to offload the ever‐present risk onto others or mitigate it. They manage risk. They don't take risk, at least not willingly. So, what's the difference? It's their mindsets that cause entrepreneurs to think and act fundamentally differently from many of their peers in large, well‐established businesses. Moreover, these mindsets fly in the face of much of what we teach—and have taught for decades—in business schools. They fly in the face of what we have come to accept as near‐universal truths about how business works. They fly in the face of what most people think one should do to lead and manage a successful business. In short, they break the conventional rules.

There was a lot of fear on their part that they would be a famous national case if they didn't take action on something that was now very public,” Jorgensen recalls. He learned his first government‐relations lesson: The regulators enforced laws; they didn't make them or change them.

Or, just maybe, you are the leader and you've been charged with or taken on the daunting task of getting your slow‐growing company out of its rut. What you probably need is get a few brave people onto your bus, as Jim Collins puts it, to start breaking some of the conventional rules! I suggest you give them this book, or at least Chapters 3 through 6, and let them get on with it!

Best‐selling authors Richard Pascale, Jerry Sternin, and Monique Sternin said it all in their 2010 book, The Power of Positive Deviance. “You cannot think your way into a new way of acting, you have to act your way into a new way of thinking.”2 So putting the mindsets revealed in this book into action in your life and your business isn't going to happen by just thinking differently.

With innovation comes risk. Why don't big companies like risk, when innovation is so central to their future success? In my experience, risk calls to the forefront the possibility of failure. Big companies, especially those traded on public stock exchanges, are asked to deliver consistent quarter‐after‐quarter results to their shareholders. Almost by definition, big new ideas, whether new products or new ventures, with their high risk of failure that I noted in Chapter 1, simply don't fit. Why change something that seems to be working just fine?

Thus, contrary to the folklore, entrepreneurs don't much like risk either. They use these six mindsets to mitigate it. Or manage it. Or off‐load it onto others. “Isn't your idea risky?” they will be asked. Of course, it's risky! There's market risk: Will customers buy (They bought from the outset at Budgetplaces.com; but not so fast at Nespresso.)? There's technology risk: Will the new‐fangled product actually work (Would Elon Musk figure out how to build electric vehicles with enough range?)? There's execution risk: Will the team be able to deliver what it sets out to deliver (Simon Cohen's 2 a.m. wake‐ups stole a day on his competitors.)? And more. Working counter‐conventionally, they all put one or more of the six mindsets into action.

It is widely known that entrepreneurs tend to have an inherent bias for action and for learning by doing. “Analysis paralysis” is not a disease with which most of the successful ones have been afflicted. “Ready, fire, aim,” is more like it. They try something and see whether it works. Experimentation, of course, amounts to just that.

as I studied some of today's most accomplished entrepreneurs and the extent to which they apply these mindsets, I found something surprising. In a sample of 138 accomplished entrepreneurs running fast‐growing, successful businesses, the mean number of the six mindsets that they reported as characterizing the way they work was 3.4.12 Few in that sample exhibited all six!

I encourage you to treat this first meeting like a job interview, where you are interviewing to be the CEO of the seller’s company. Remember, having the right attitude is a critical component of the CEO mindset. It is here where it will start to move from theory to action. Be respectful and polite. Thank them for taking the time to meet with you and let them know you are interested in their opportunity. Give a history of your background, highlighting relevant accomplishments. Explain why you’re actively on the search, that you have a process, that you have taken the time to meet with banks and have arranged access to enough capital, and that you are committed to finding the right business in a certain timeframe. Compliment them by complimenting the business. Do this by highlighting a few characteristics that draw your interest to the company.
