Passage Four: From Functional Manager to Business Manager This leadership passage is often the most satisfying as well as the most challenging of a manager’s career, and it’s mission-critical in organizations. Business mangers usually receive significant autonomy, which people with leadership instincts find liberating. They also are able to see a clear link between their efforts and marketplace results. At the same time, this is a sharp turn; it requires a major shift in skills, time applications, and work values. It’s not simply a matter of people becoming more strategic and cross-functional in their thinking (though it’s important to continue developing the abilities rooted in the previous level). Now they are in charge of integrating functions, whereas before they simply had to understand and work with other functions. But the biggest shift is from looking at plans and proposals functionally (Can we do it technically, professionally, or physically?) to a profit perspective (Will we make any money if we do this?) and to a long-term view (Is the profitability result sustainable?). New business managers must change the way they think in order to be successful. There are probably more new and unfamiliar responsibilities here than at other levels. For people who have been in only one function for their entire career, a business manager position represents unexplored territory; they must suddenly become responsible for many unfamiliar functions and outcomes. Not only do they have to learn to manage different functions, but they also need to become skilled at working with a wider variety of people than ever before; they need to become more sensitive to functional diversity issues and communicating clearly and effectively. Even more difficult is the balancing act between future goals and present needs and making trade-offs between the two. Business managers must meet quarterly profit, market share, product, and people targets, and at the same time plan for goals three to five years into the future. The paradox of balancing short-term and long-term thinking is one that bedevils many managers at this turn—and why one of the requirements here is for thinking time. At this level, managers need to stop doing every second of the day and reserve time for reflection and analysis. When business managers don’t make this turn fully, the leadership pipeline quickly becomes clogged. For example, a common failure at this level is not valuing (or not effectively using) staff functions. Directing and energizing finance, human resources, legal, and other support groups are crucial business manager responsibilities. When managers don’t understand or appreciate the contribution of support staff, these staff people don’t deliver full performance. When the leader of the business demeans or diminishes their roles, staff people deliver halfhearted efforts; they can easily become energy-drainers. There is no evidence from anywhere in the world that harm reduction measures encourage drug use. Denying addicts humane assistance multiplies their miseries without bringing them one inch closer to recovery. There is also no contradiction between harm reduction and abstinence. The two objectives are incompatible only if we imagine that we can set the agenda for someone else’s life regardless of what he or she may choose. We cannot. Short of extreme coercion there is absolutely nothing anyone can do to induce another to give up addiction, except to provide the island of relief where contemplation and self-respect can, perhaps, take root. Those ready to choose abstinence should receive every possible support — much more support than we currently provide. But what of those who don’t choose that path? The impossibility of changing other people is not restricted to addictions. Try as we may to motivate another person to be different or to do this or not to do that, our attempts founder on a basic human trait: the drive for autonomy. “And one may choose what is contrary to one’s own interests and sometimes one positively ought,” wrote Fyodor Dostoevsky in Notes from the Underground. “What man wants is simply independent choice, whatever that independence may cost and wherever it may lead.” The issue is not whether the addict would be better off without his habit — of course he would — but whether we are going to abandon him if he is unable to give it up. Are we willing to care for human beings who suffer because of their own persistent behaviours, mindful that these behaviours stem from early life misfortunes they had no hand in creating? The harm reduction approach accepts that some people — many people — are too deeply enmeshed in substance dependence for any realistic “cure” under present circumstances. There is, for now, too much pain in their lives and too few internal and external resources available to them. In practising harm reduction we do not give up on abstinence — on the contrary, we may hope to encourage that possibility by helping people feel better, bringing them into therapeutic relationships with caregivers, offering them a sense of trust, removing judgment from our interactions with them and giving them a sense of acceptance. At the same time, we do not hold out abstinence as the Holy Grail and we do not make our valuation of addicts as worthwhile human beings dependent on their making choices that please us. Harm reduction is as much an attitude and way of being as it is a set of policies and methods.

Should a child be allowed to “decide for himself” on matters related to God? Aren’t we forcing our religion down children’s throats when we tell them what to believe? Let me answer with an illustration from nature. A little gosling (baby goose) has a peculiar characteristic that is relevant at this point. Shortly after it hatches from its shell it becomes attached, or “imprinted,” to the first thing seen moving nearby. From that time forward, the gosling follows that particular object when it moves in the vicinity. Ordinarily, it becomes imprinted to the mother goose which hatched the new generation. If she is removed, however, the gosling settles for any mobile substitute, whether alive or not. In fact, a gosling becomes imprinted most easily to a blue football bladder, dragged by on a string. A week later, the baby falls in line behind the bladder as it scoots by. Time is the critical factor in this process. The gosling is vulnerable to imprinting for only a few seconds after hatching from the shell. If that opportunity is lost, it cannot be regained. In other words, there is a critical, brief period in the gosling’s life when this instinctual learning is possible. There is also a critical period when certain kinds of instruction are easier in the life of children. Although humans have no instincts (only drives, reflexes, urges, etc.), there is a brief period during childhood when youngsters are vulnerable to religious training. Their concepts of right and wrong are formulated during this time, and their view of God begins to solidify. As in the case of the gosling, the opportunity of that period must be seized when it is available. Leaders of the Catholic Church have been widely quoted as saying, “Give us the child until he is seven years old and we’ll have him for life.” They are usually correct, because permanent attitudes can be instilled during these seven vulnerable years. Unfortunately, however, the opposite is also true. The absence or misapplication of instruction through that prime-time period may place a severe limitation on the depth of a child’s later devotion to God. When parents withhold indoctrination from their small children, allowing them to “decide for themselves,” the adults are almost guaranteeing that their youngsters will “decide” in the negative. If parents want their children to have a meaningful faith, they must give up any misguided attempts at objectivity. Children listen closely to discover just how much their parents believe what they preach. Any indecision or ethical confusion from the parent is likely to be magnified in the child. After the middle adolescent age (ending at about fifteen years), children resent being told exactly what to believe. They don’t want religion “forced down their throats,” and should be given more autonomy in what they believe. If the early exposure has been properly conducted, children will have an inner mainstay to steady them. Their early indoctrination, then, is the key to the spiritual attitudes they carry into adulthood.

There is, in psychological truth, a certain terror that is part of the experience of deep caring: the terror of letting one’s self go; putting one’s whole capacity to feel and suffer at the disposal of something beyond the self. No one, it seems safe to assume, who has ever deeply and genuinely loved another human being or a chosen vocation or a social cause or a religious faith has ever wholly escaped this terror.” Third, it is the only way to catalyze one’s full potential: “If the risks of caring are great, so are the rewards; for it is one of the basic facts of human life that the ungiven self is the unfulfilled self. Only the individual who builds a strong, sound relationship with his world can himself become strong, sound, and resourceful: ready for what happens; able to be affirmative and creative in his dealings with experience.” Caring is such a key element of human fulfillment, in part because it provides a non-duplicable source of motivation:   “If a person never greatly cares about anything beyond himself, he has little spontaneous reason to get over the hump of inertia and submit himself to the discipline of a working material or a body of knowledge. . . . an individual’s area of caring and the strength of his caring determine the inconveniences he will willingly suffer and the risks he will run.” Finally, the practice of caring for things outside the self — a process in which the arrows of influence and need work both ways — disabuses you of delusional notions of complete autonomy and control (ideals maturity approaches, but can never completely attain, nor would find desirable to attain); it serves as a visceral, humbling reminder of where you remain (wonderfully) dependent. The traditional defense of class stratification and the existence of a "leisure class", ever since the rise of civilization, from both Plato and Aristotle as well as from more recent social thinkers, is that a leisure class is needed in order to have the time and energy for the specialized intellectual development and technological skills that are necessary preconditions for civilization; and "leisure class" has always meant a group with a guaranteed income — i.e. those who did not have to work for a living. Implicit in this argument is the assumption (which I happen to think is correct, as I think the history and development of civilization proves) that when people are freed from the necessity to work — that is, when work is freely chosen rather than slavery or wage-slavery (i.e. "work or starve"), they do not just vegetate in a state of "passivity and dependency." Rather, they engage in much more creative work. Coercion creates an incentive for "passive aggressiveness," because when overpowered and helpless there is no other way to express the minimal degree of autonomy that people need in order to maintain any semblance of self-esteem, dignity, and pride. Furthermore, when work is a means to and end — working in order to eat — then it is, in Marx's terms, "alienated" labor. Labor can only be liberated from alienation when work is an end in itself, entered into freely as the expression of spontaneous and voluntary creativity, curiosity, playfulness, initiative, and sociability — that is, the sense of solidarity with the community, the fulfillment of one's true and "essential" human nature as "social" and "political" animals, to be fulfilled and made human by their full participation in a culture. In short, the contradiction in the old defense of class stratification is that it defends leisure for the leisure class, but not for the underclass. With reference to the underclass, leisure is said to destroy the incentive to work, leads to slothfulness and self-indulgence, and retards cognitive and moral development. When applied to the leisure class, the concept evokes an image of Plato and Aristotle, whose leisure was based on slave labor, creating the intellectual foundations of Western civilization; or patrician slave-owners like Washington and Jefferson laying the foundations of American civilization; or creative aristocrats like Count Leo Tolstoy or Bertrand Ear Russell; or, even closer to home, of our own sons and daughters (or of ourselves, when we were young adults) being freed from the stultifying tasks of earning a living until well into our adult years so that we could study in expensive universities to gain specialized knowledge and skills.

To date, the most complete study on this topic has been done by Lothar Bauerochse in his book Learning to Live Together: Interchurch Partnerships as Ecumenical Communities of Learning. Although Bauerochse’s main focus involves case studies on the relationships between German Protestant churches and their African partners, the first section entails an historical analysis of the term “partnership.” In his analysis, Bauerochse states that “the term partnership is a term of the colonial era . . . It is a formula of the former ‘rulers,’ who with it wished to both signal a relinquishment of power and also to secure their influence in the future. Therefore, the term can also serve both in colonial policy and mission policy to justify continuing rights of the white minority.”5 This understanding then serves as the lens through which he interprets the partnership discourse, reminding the reader that although the term was meant to connote an eventual leveling of power dynamics in relationships, it was also used by those with power to “secure their influence in the future.” This analysis is largely true. As we will see in chapter three, when the term partnership was introduced into the colonial debate, it was closely aligned with the concept of trusteeship. Later, as will be discussed in chapter six, the term partnership was also used in the late colonial period by the British as a way to maintain their colonies while offering the hope of freedom in the future; a step forward from trusteeship, but short of autonomy and independence. During colonial times, once the term partnership was introduced into ecumenical discussions, many arguments identical to those used by colonial powers for the retention of their colonies were used by church and missionary leaders to deny autonomy to the younger churches. Martí still had to consider himself lucky, since in 1871 eight medical students had been executed for the alleged desecration of a gravesite in Havana. Those executed were selected from the student body by lottery, and they may not have even been involved in the desecration. In fact, some of them were not even in Havana at the time, but it quickly became obvious to everyone that the Spanish government was not fooling around! Some years later Martí studied law at the Central University of Madrid (University of Zaragoza). As a student he started sending letters directly to the Spanish Prime Minister insisting on Cuban autonomy, and he continued to write what the Spanish government considered inflammatory newspaper editorials. In 1874, he graduated with a degree in philosophy and law. The following year Martí traveled to Madrid, Paris and Mexico City where he met the daughter of a Cuban exile, Carmen Zayas-Bazán, whom he later married. In 1877 Martí paid a short visit to Cuba, but being constantly on the move he went on to Guatemala where he found work teaching philosophy and literature. In 1878 he published his first book, Guatemala, describing the beauty of that country. The daughter of the President of Guatemala had a crush on Martí, which did not go unnoticed by him. María was known as “La Niña de Guatemala,” the child of Guatemala. She waited for Martí when he left for Cuba, but when he returned he was married to Carmen Zayas-Bazán. María died shortly thereafter on May 10, 1878, of a respiratory disease, although many say that she died of a broken heart. On November 22, 1878, Martí and Carmen had a son whom they named José Francisco. Doing the math, it becomes obvious as to what had happened…. It was after her death that he wrote the poem “La Niña de Guatemala.” The Cuban struggle for independence started with the Ten Years’ War in 1868 lasting until 1878. At that time, the Peace of Zanjón was signed, giving Cuba little more than empty promises that Spain completely ignored. An uneasy peace followed, with several minor skirmishes, until the Cuban War of Independence flared up in 1895. In December of 1878, thinking that conditions had changed and that things would return to normal, Martí returned to Cuba. However, still being cautious he returned using a pseudonym, which may have been a mistake since now his name did not match those in the official records. Using a pseudonym made it impossible for him to find employment as an attorney. Once again, after his revolutionary activities were discovered, Martí was deported to Spain. Arriving in Spain and feeling persecuted, he fled to France and continued on to New York City. Then, using New York as a hub, he traveled and wrote, gaining a reputation as an editorialist on Latin American issues. Returning to the United States from his travels, he visited with his family in New York City for the last time. Putting his work for the revolution first, he sent his family back to Havana. Then from New York he traveled to Florida, where he gave inspiring speeches to Cuban tobacco workers and cigar makers in Ybor City, Tampa. He also went to Key West to inspire Cuban nationals in exile. In 1884, while Martí was in the United States, slavery was finally abolished in Cuba. In 1891 Martí approved the formation of the Cuban Revolutionary Party.
