If you’re training yourself, you’ll tend to know everything you decide to do. You’ll always push yourself exactly as hard as you feel like pushing yourself. You won’t have any gaps in your training because you have no idea what you’re lacking. Finally, you’ll be able to progress and regress easily in your system since your single follower—you—will know what you want, even if it isn’t something you need to do. Running away from challenges doesn't help but confronting the challenges. In the practice of tolerance, one's enemy is the best teacher. If you must learn how to control your anger, you must practice it by being around those who usually provoke you the most. How you respond to their provocation should be rated by you on different occasions, you compare your latest reaction with your past, assess them and think of better ways to improve next time. Overcoming anger and intolerance is very difficult, but it is possible...it is just a gradual process but change is assured. Taking advice is easy but following the instructions is difficult but with time, if one is ready to overcome anger, it will be a thing of the past. Don't give up on yourself!

(2) Establish a pacifying baseline for an individual. That way you can note any increase and/or intensity in that person’s pacifying behaviors and react accordingly. (3) When you see a person make a pacifying gesture, stop and ask yourself, “What caused him to do that?” You know the individual feels uneasy about something. Your job, as a collector of nonverbal intelligence, is to find out what that something is. (4) Understand that pacifying behaviors almost always are used to calm a person after a stressful event occurs. Thus, as a general principle, you can assume that if an individual is engaged in pacifying behavior, some stressful event or stimulus has preceded it and caused it to happen. (5) The ability to link a pacifying behavior with the specific stressor that caused it can help you better understand the person with whom you are interacting. (6) In certain circumstances you can actually say or do something to see if it stresses an individual (as reflected in an increase in pacifying behaviors) to better understand his thoughts and intentions. (7) Note what part of the body a person pacifies. This is significant, because the higher the stress, the greater the amount of facial or neck stroking is involved. (8) Remember, the greater the stress or discomfort, the greater the likelihood of pacifying behaviors to follow. Pacifiers are a great way to assess for comfort and discomfort. If pushed, it's a belief that you could put a number on. A probability of sorts. As you turn to look at the woman, you'll automatically use each piece of evidence in front of you to update your belief in your friend's hypothesis Perhaps the platinum-blonde hair is consistent with what you would expect from Gaga, so your belief goes up. But the fact that she's sitting on her own with no bodyguards isn't, so your belief goes down. The point is, each new observations adds to your overall assessment. This is all Bayes' theorem does: offers a systematic way to update your belief in a hypothesis on the basis of the evidence. It accepts that you can't ever be completely certain about the theory you are considering, but allows you to make a best guess from the information available. So, once you realize the woman at the table opposite is wearing a dress made of meat -- a fashion choice that you're unlikely to chance up on in the non-Gaga population -- that might be enough to tip your belief over the threshold and lead you to conclude that it is indeed Lady Gaga in the restaurant. But Bayes' theorem isn't just an equation for the way humans already make decisions. It's much more important that that. To quote Sharon Bertsch McGrayne, author of The Theory That Would Not Die: 'Bayes runs counter to the deeply held conviction that modern science requires objectivity and precision. We can’t say that every introvert is a bookworm or every extrovert wears lampshades at parties any more than we can say that every woman is a natural consensus-builder and every man loves contact sports. Such a man would be in the lunatic asylum.” This is partly because we are all gloriously complex individuals, but also because there are so many different kinds of introverts and extroverts. Developing Conviction It sounds simple: “Think like an owner.” In fact, it is hard to do. It requires you to put yourself in the shoes of the decision maker. You may realize that you prefer not to be in those shoes. There’s too much pressure; there are too many considerations; there are too many constituencies. With all the complexity, constant change, and myriad of issues in the modern world, it may be easier to rationalize more narrow thinking: Dammit, it’s not my job! Yes, it is your job, if you want to be a leader. If it frustrates you, or makes you agonize, or even creates a heightened level of stress for you, then you need to get used to experiencing those feelings. The more you practice this, the better you’ll get at doing it. I would urge you to begin to believe and internalize the view that thinking like an owner is central to your effectiveness in your job. Thinking like an owner means getting to conviction. “Conviction” is meant to describe a threshold level beyond which you feel a high level of confidence about what you truly believe should be done. Many leaders spend their lives striving to get to conviction about what they would do in a particular situation. The reality is that, much of the time, they may not have a strong point of view. They keep gathering information, agonizing, and assessing until they reach a threshold level of confidence.

Research shows that on any given day, the average person thinks somewhere between 50,000 and 60,000 thoughts. The problem is that ninety-five percent of our thoughts are the same as the ones we thought the day before, and the day before that, and the day before that. It’s no wonder most people go through life, day after day, month after month, year after year, and never change the quality of their lives. Like old, worn baggage, we carry stress, fear, and worry from yesterday with us into today. When presented with opportunities, we quickly check our rearview mirror to assess our past capabilities. “No, I’ve never done anything like that before. I’ve never achieved at that level. In fact, I’ve failed, time and time again.” When presented with adversity, we go back to our trusty rearview mirror for guidance on how to respond. “Yep, just my luck. This crap always happens to me. I’m just going to give up; that’s what I’ve always done when things get too difficult.” If you are to move beyond your past and transcend your limitations, you must stop living out of your rearview mirror and start imagining a life of limitless possibilities. Accept the paradigm: my past does not equal my future. Talk to yourself in a way that inspires confidence that not only is anything possible, but that you are capable and committed to making it so. It’s not even necessary to believe it at first. In fact, you probably won’t believe it. You might find it uncomfortable and that you resist doing it. That’s okay.

Heuristics for testing your goals Assess your goals using these guidelines: Does your goal start with a verb (“launch,” “build,” “refactor,” etc.)? Then you probably have an action, so reframe it to describe the outcome you want. Often, this takes the form of translating “X so that Y” into “Y via X” (and consider if you need X in there at all). A helpful trick to figure out the proper framing is to read the goal out, ask yourself why, answer that question, then do that a couple of times until the true goal comes into focus. (See Table 2 for an example.) Do you have “engineering goals” and “business goals,” or something similar? Stop it. Are your goals more than one page, more than three to five objectives, or more than three to five KRs per objective? No one will read them—let alone remember them. When you (or your team) look at your goals, do you wince and think, “What about X? I was really hoping to get to that this quarter”? If not, you probably haven’t focused enough, and your goals are not adding value. Could one team member think a goal is achieved and another one completely disagree? Then your goal isn’t specific enough. (By contrast, if everyone feels it’s mostly successful but the assessments range from 60–80 percent done, who cares?) Can you imagine a scenario where the goal is achieved but you’re still dissatisfied with where you ended up? Then your goal isn’t specific enough, or an aspect is missing. Could you be successful without achieving the goal? Then your goal is overly specific, and you should rethink how to define success.

When you decide not to dignify an irrational communication with a response, it’s about preserving your personal dignity and mental clarity. Just because someone throws the ball doesn’t mean you have to catch it. Think of it this way: How would you feel if you sent someone an emotionally charged email but never received a response? You’d initially be confused. First, you’d double-check your Sent folder to make sure it went through. Then you’d start obsessing over the audible “ding” of your incoming messages, thinking it might be their response. Finally, you’d begin wondering if they even got your electronic tirade, somehow found a way to block your emails, or what else they might be doing that was more important than sending you a reply. In the end, you’d feel embarrassed, your pride deflated, and the fire you had to engage in keyboard karate would burn out. That’s the power of not reacting. When faced with a situation in which you’re being provoked, take a moment to let your emotions pass, and then ask yourself, “Do I really need to respond?” Assess the situation from a logical vantage point—rather than an emotional one—and base your decisions on what will ultimately benefit you in the long run. This mental strategy, however, isn’t solely for dealing with insults or slander. It’s just as effective when trying to handle people who constantly want your time and attention. Sometimes you simply don’t have it to give. Or giving it will distract you from things that are more important. When it comes to time allocation, it’s good to separate the signals from the noise. If everything in your life is important, then nothing is.

One of the more interesting ways of informally assessing extraversion at the biogenic level is to do the lemon-drop test. There are several variations on the test, and I draw here on a demonstration procedure I frequently used with my undergraduates.7 Here are the ingredients you will need: an eyedropper, a cotton swab (the little stick with a wrap of cotton on either end we use for babies and are admonished not to stick in our ears), a thread, concentrated lemon juice (regular lemon juice won’t work as effectively), and the willing tongue of a volunteer (such as yourself). Attach the thread to the center of the double-tipped cotton swab so that it hangs exactly horizontal. Swallow four times, then put one end of the swab on the tongue, holding it for twenty seconds. Then place five drops of the concentrated lemon juice on the tongue. Swallow, then place the other end of the swab on the same portion of the tongue and hold it for twenty seconds. Then hold up the swab by the thread. For some people the swab will remain horizontal. For others it will dip on the lemon juice end. Can you guess which? For the extraverts, the swab stays relatively horizontal, but for introverts it dips. The reason is that introverts, because they have relatively high levels of chronic arousal, respond more vigorously to strong stimulation, like lemon juice, so they create more saliva. Extraverts, being less responsive to high levels of stimulation, stay relatively dry mouthed. In fact, there is evidence that because of this tendency toward lower salivation levels, extraverts actually have higher levels of tooth decay than do introverts.8 I have done this exercise on myself a number of times, and each time my swab dips deeply. I am, at least by this measure, a biogenic introvert.

The gamble: equal chances to end up owning 1 million or 4 million OR The sure thing: own 2 million for sure In Bernoulli’s account, Anthony and Betty face the same choice: their expected wealth will be 2.5 million if they take the gamble and 2 million if they prefer the sure-thing option. Bernoulli would therefore expect Anthony and Betty to make the same choice, but this prediction is incorrect. Here again, the theory fails because it does not allow for the different reference points from which Anthony and Betty consider their options. If you imagine yourself in Anthony’s and Betty’s shoes, you will quickly see that current wealth matters a great deal. Here is how they may think: Anthony (who currently owns 1 million): “If I choose the sure thing, my wealth will double with certainty. This is very attractive. Alternatively, I can take a gamble with equal chances to quadruple my wealth or to gain nothing.” Betty (who currently owns 4 million): “If I choose the sure thing, I lose half of my wealth with certainty, which is awful. Alternatively, I can take a gamble with equal chances to lose three-quarters of my wealth or to lose nothing.” You can sense that Anthony and Betty are likely to make different choices because the sure-thing option of owning 2 million makes Anthony happy and makes Betty miserable. Note also how the sure outcome differs from the worst outcome of the gamble: for Anthony, it is the difference between doubling his wealth and gaining nothing; for Betty, it is the difference between losing half her wealth and losing three-quarters of it. Betty is much more likely to take her chances, as others do when faced with very bad options. As I have told their story, neither Anthony nor Betty thinks in terms of states of wealth: Anthony thinks of gains and Betty thinks of losses. The psychological outcomes they assess are entirely different, although the possible states of wealth they face are the same.

Differentiating Yourself  Pursuing a differentiation strategy has merit over pursuing a low-cost strategy. Focusing and sharpening your strengths is a major step in developing competitive advantage—the thing that you can do better than anyone else.  The first step is to take stock of your resources and capabilities and assess whether they match your intentions. Do you have what is called “strategic fit”? Aligning your resources and capabilities with your intentions puts you in the best position for crafting and executing a successful strategy.  To help you achieve this, develop a personal USP, a one-sentence description of what you offer people that few others can match. Now do the same for a trusted friend and exchange the results. This is sometimes the best way of taking your personal skills inventory.

I know that a lot of our successes came because we had pure intentions and great talent, and we did a lot of things right, but I also believe that attributing our successes solely to our own intelligence, without acknowledging the role of accidental events, diminishes us. We must acknowledge the random events that went our way, because acknowledging our good fortune—and not telling ourselves that everything we did was some stroke of genius—lets us make more realistic assessments and decisions. The existence of luck also reminds us that our activities are less repeatable. Since change is inevitable, the question is: Do you act to stop it and try to protect yourself from it, or do you become the master of change by accepting it and being open to it? My view, of course, is that working with change is what creativity is about.

The most difficult work of leadership involves learning to experience distress without numbing yourself. The virtue of a sacred heart lies in the courage to maintain your innocence and wonder, your doubt and curiosity, and your compassion and love even through your darkest, most difficult moments. Leading with an open heart means you could be at your lowest point, abandoned by your people and entirely powerless, yet remain receptive to the full range of human emotions without going numb, striking back, or engaging in some other defense. In one moment you may experience total despair, but in the next, compassion and forgiveness. You may even experience such vicissitudes in the same moment and hold those inconsistent feelings in tension with one another. Maybe you have. A sacred heart allows you to feel, hear, and diagnose, even in the midst of your mission, so that you can accurately gauge different situations and respond appropriately. Otherwise, you simply cannot accurately assess the impact of the losses you are asking people to sustain, or comprehend the reasons behind their anger. Without keeping your heart open, it becomes difficult, perhaps impossible, to fashion the right response and to succeed or come out whole.

Questions to Consider 1. Strategic intent is a powerful core for any strategy. We can sometimes lose sight of this core, wrapped in the minutiae of the day and focused on task accomplishment. In the process, our strategy can lose its focus. Select a major goal in your professional life right now and assess whether your strategy is guided by a strong, focused core of strategic intent. Can you narrate this intent in one or two short sentences? 2. Strategic intent means identifying an extreme gap between resources and ambitions and developing a strategy to fulfill those ambitions. Are your own goals ambitious, or have you intentionally set goals that are easily met? If it’s the latter, set a major goal today that seems out of reach and then realistically assess what resources must be acquired and what capabilities developed to achieve that goal. 3. We sometimes shortchange ourselves by not thinking grandly enough. John F. Kennedy and Martin Luther King were grand thinkers and visionaries who were able to articulate strategic intent to achieve almost impossible goals. Do you have grand goals, or have you unintentionally limited yourself by closing off certain options before they are even considered? Spend a few minutes each day thinking “grandly” about ideas that most people would reject, telling themselves, “You can’t do that.

The break with Maoist orthodoxy, at the same time, revealed the reformer’s dilemma. The revolutionary’s dilemma is that most revolutions occur in opposition to what is perceived as abuse of power. But the more existing obligations are dismantled, the more force must be used to re-create a sense of obligation. Hence the frequent outcome of revolution is an increase in central power; the more sweeping the revolution, the more this is true. The dilemma of reform is the opposite. The more the scope of choice is expanded, the harder it becomes to compartmentalize it. In pursuit of productivity, Deng stressed the importance of “thinking things out for yourself” and advocated the “complete” emancipation of minds. Yet what if those minds, once emancipated, demanded political pluralism? Deng’s vision called for “large numbers of pathbreakers who dare to think, explore new ways and generate new ideas,” but it assumed that these pathbreakers would limit themselves to exploring practical ways to build a prosperous China and stay away from exploration of ultimate political objectives. How did Deng envision reconciling emancipation of thought with the imperative for political stability? Was this a calculated risk, based on the assessment that China had no better alternative? Or did he, following Chinese tradition, reject the likelihood of any challenge to political stability, especially as Deng was making the Chinese people better off and considerably freer? Deng’s vision of economic liberalization and national revitalization did not include a significant move toward what would be recognized in the West as pluralistic democracy. Deng sought to preserve one-party rule not so much because he reveled in the perquisites of power (he famously abjured many of the luxuries of Mao and Jiang Qing), but because he believed the alternative was anarchy.

Several years ago, I asked the then up-and-coming literary agent Noah Lukeman (he has now very much come up) to speak to my advanced group of students at the New York Writers Workshop. At that meeting, Noah was asked his opinion of the Master of Fine Arts degree in creative writing. He gave us, he said, the same answer he gives every one who asks that question: “Take the $35,000–$50,000 you're going to spend on the degree, buy yourself a good laptop and printer and a bundle of paper, and go off to a cabin and write. At the end of two years, the worst that can happen is you have nothing. Less than nothing is what you'll almost certainly have at the end of your MFA program, because, besides nothing, you'll also have a mountain of debt.” That may seem like a harsh assessment of the value of MFA programs; it is certainly not uncommon, especially among MFA graduates.

Remove all the books from your bookcases. You cannot judge whether or not a book really grabs you when it’s still on the shelf. Like clothes or any other belongings, books that have been left untouched on the shelf for a long time are dormant. Or perhaps I should say they’re “invisible.” Although in plain sight, they remain unseen, just like a praying mantis still in the grass, merging with its surroundings. (Have you ever experienced that jolt of surprise when you suddenly notice it there?) If you ask yourself, “Does this spark joy?” when you are just looking at the things on your shelves or in your drawers, the question won’t mean much to you. To truly decide whether you want to keep something or to dispose of it, you must take your things out of hibernation. Even the piles of books already on the floor will be easier to assess if you move them to a different part of the floor or restack them. Just like the gentle shake we use to wake someone up, we can stimulate our belongings by physically moving them, exposing them to fresh air and making them “conscious.” While helping my clients tidy their homes or offices, I stand in front of the mound of books they have piled on the floor and clap my hands, or I gently stroke the book covers. Although my clients look at me strangely at first, they are inevitably surprised at how quickly and precisely they are able to choose after this. They can see exactly what they need and don’t need. It is much harder to choose books when they are still on the shelf, which means you will have to repeat the process later.
